中文摘要: | 近些年,世界各国对于环境保护的呼声日益高涨,治理环境污染已进入各国政府的战略大计。全球汽车行业作为整治环境的重点行业,也步入技术转型的重要时期,传统车企加快技术转型,新进车企不断整合市场技术资源提升研发实力,都使得市场竞争愈发激烈。如何保持企业在市场中的竞争优势,提升其核心竞争力成为企业获得稳定发展的关键问题。 据多年研究结果显示,战略采购是提升企业竞争力的有效手段之一,通过组织内的结构优化和组织外的供应商资源整合能达成企业的整体战略目标。本文正是基于战略采购理论,对新成立的电动车企G公司进行实证分析,通过搭建战略采购体系并实施一系列措施来保证采购管理目标的实现,为G公司的整体战略目标及市场发展提供支持。 本文开篇概述了G公司所处的新能源车背景环境和公司情况,介绍了G公司现有的组织架构和其采购物料的特性。在分析了G公司现有采购管理中存在的问题以及造成这些问题的原因后,以战略采购理论为指导,公司实际情况为载体,有针对性地提出了G公司的战略采购管理体系,以及构建这个体系所需的重要方面。有关组织内部方面,从战略角度来重新定位采购组织架构并重塑了采购开发流程;在组织外部方面,根据物料分类进行相应的供应商管理,采取差异化的策略达到降低采购物料总成本的目标,并使用供应商绩效评估等方法措施发掘利用供应商的潜在附加值,与重要的零件供应商建立起战略层面上的合作关系,这种合作伙伴关系可以显现供应链在市场竞争中的优势作用。最后,通过制定一系列相关的具体措施来保证G公司战略采购管理体系的实行。从本文的经验来看,战略采购管理体系的构建不仅提高了G公司的采购管理能力,同时加强了企业的核心竞争力,降低了整车成本,抢占了市场需求,对同行业类似的新进企业实行战略采购管理,提供了可借鉴的范本。 | |
英文摘要: | In recent years, the voice of the world for environmental protection is rising day by day, and environmental pollution control has entered the strategic plans of most governments. The auto industry as a key to controlling environmental pollution, has stepped into an important period of technological transformation. Traditional car enterprises speed up technological transformation, the new car enterprises accelerate integrating market technology resources to enhance R&D strength, so the market competition becomes much fiercer. How to maintain the competitive advantage of enterprises in the market and strengthen their core competitiveness has become a key concern for enterprises to achieve stable development. According to many research results with years, strategic procurement is one of the effective means to enhance the competitiveness of enterprises. Through the optimization of organizational structure and the integration of suppliers’ resources, the overall strategic goal of the enterprise can be achieved. This paper is based on the theory of strategic procurement to study G company, which is a new electric vehicle enterprise. By building the strategic procurement system and implementing a series of measures to ensure achievement of G company’s procurement management objectives, which could provide support for G company's overall strategic objectives and market development. This paper firstly introduces the general situation of new energy vehicles and background of G company, giving a brief description of G company's current organizational structure and characteristics of purchasing materials, and then analyze the existing problems in the purchasing management of G company. Based on the actual situation of G company with the guidance of the strategic purchasing theory, this paper puts forward the important elements of the construction of G company's strategic procurement management system. From a strategic perspective to reposition the purchasing organization and change the procurement development procedure, manage supplier relationships according to the material classification, adopt different strategies to reduce the total cost of purchasing materials, and use supplier performance evaluation methods to explore potential value. For core suppliers, G company could establish a strategic partnership to strengthen the strategic advantage of the supply chain. Finally, a series of relevant measures are carried out to ensure the implementation of the strategic procurement management system. The construction of strategic purchasing management system not only improves G company's procurement management capabilities, but also strengthens the core competitiveness, reducing the overall cost of the vehicle and obtaining more market share. New enterprises in the new energy industry could refer to G company’s experience to implement strategic procurement management. | |
