中文摘要:制造业的发达水平是决定一个国家经济稳定增长的重要指标,与世界先进水平相比,我国制造业仍然大而不强,传统的大规模批量生产已经不能适应社会的发展和消费者日益增加的个性化的需求。制造型企业的发展出路是要从生产型为主的“加工+组装”向服务型为主的“制造+服务”转型,推广个性化定制服务、在线实时支持服务和项目的生命周期管理等。由传统的提供具体产品向提供系统化的解决方案转变,增强客户交互体验,最终实现提升产品价值的目标。非标定制产品作为一种项目型产品,可以把现代项目管理的基本理论、知识体系和方法应用到电梯行业非标定制产品的项目管理中。 本文结合现代项目管理、业务流程改进和ACE(卓越运营体系)的基本理论,介绍了奥的斯电梯公司非标项目可行性分析的流程,并分析了当前流程存在的问题。为改进非标项目可行性分析流程,公司推进软硬件一体化,开发部署了具有自主知识产权的非标项目方案信息和服务平台——任务可视化合同评审平台SWB(Solution Workbench),并以天津泰达工厂非标项目可行性分析团队作为试点进行流程改进;同时通过设计非标功能代码表(Deviation List)来统一沟通载体,降低了从销售到工厂生产流程中合同执行的出错率及非标合同评审的人工耗时。本文分析了新流程给非标项目可行性分析管理带来的影响,分享了探索中取得的经验,并借助ACE工具重新评估了新流程带来的改进和管理评价,对电梯行业中的非标项目管理有一定的借鉴意义。 
英文摘要:The development of the manufacturing industry is an important indicator to determine the steady growth of a country's economy. Compared with the world's advanced level, China's manufacturing industry is still big but not strong. The traditional mass production has not been able to adapt to the development of society and the increasing consumer Personalized needs. The development of manufacturing enterprises is to change from the production-oriented "processing + assembly" to the service-oriented "manufacturing + service" transformation, promotion of personalized customization services, online real-time support services and project life cycle management. From the traditional provision of specific products to provide a systematic solution, enhance customer interaction experience, and ultimately achieve the goal of improving product value. As a project type product, the basic theory of modern project management, knowledge systems and methods can applied to the project management of non-standard customized products in elevator industry. Based on the basic theory of modern project management, business process improvement and ACE (Achieving Competence Excellence), this thesis introduces the process of feasibility analysis of non - standard project of Otis Elevator Company, and analyzes the existing problems in current process. In order to improve the non-standard project feasibility analysis, OTIS has promoted the integration of hardware and software, developed and deployed the non-standard project information and service platform with independent intellectual property rights – visual task contact review SWB (Solution Workbench). With Tianjin TEDA, plant project feasibility analysis of non-standard team as a pilot for process improvement. At the same time through the design of non-standard function code table (Deviation List) to unify the communication carrier, reducing the sales from the factory to the production process of the implementation of the error rate and non-standard contract review of labor time consuming. This thesis analyzes the impact of the new process on the feasibility analysis and management of the non-standard project, shares the experience gained in the exploration, and re-evaluates the improvement and management evaluation of the new process with ACE tools.
