中文摘要: | 随着经济全球化的深入,不仅仅是跨国公司,越来越多的企业将自己的供应链扩展到了世界各地,以获得全球化带来的采购成本降低、销售利润增加等种种便利。现代制造型企业如果想要持续不断地获得竞争优势,必须重视其供应链的运营和管理。 汽车行业因为生产流程复杂,牵涉上下游企业众多,其供应链的管理在企业的经营活动中占有重要地位。随着汽车市场竞争的加剧,汽车制造企业对于自己的供应链的管理水平提出了越来越高的要求,这些要求也不可避免的传导给了供应链上的汽车零部件企业。F公司作为一家生产汽车火花塞的汽车零部件企业,在以往的生产经营活动中,也充分感受到了来自于顾客的要求持续改善的压力,认识到了供应链的管理和运营将直接对企业的效益产生显著的影响。 本文通过对F公司的供应链管理活动进行研究,发现了一系列的问题。从供应链战略与公司竞争战略相匹配入手,经过价值链分析,找出了F公司组织结构和业务流程中存在的突出问题。通过对每项活动进行价值分析,提出了调整组织结构、重塑业务流程、修改相关部门KPI指标的解决方案。在管理顾客需求方面,基于中国汽车制造企业需求波动加剧的情况,给出了运用时间序列分析的方法预测顾客未来需求,再结合F公司以往经验对顾客提供的需求数量进行修正的优化方案。在供应商管理方面,面对缺乏有效工具和手段来管理F集团内部供应商及物流供应商的实际情况,分析研究供应商的诉求,提出了有针对性的改善措施,并取得了预期效果,并进一步完善了和供应商之间的合作共赢的关系。 本文通过理论联系实践的方法,对F公司供应链管理中存在的相关问题,进行了分析研究,给出解决方案并进行了实施,取得了不错的效果。本文对于其他汽车零部件企业改善自己的供应链管理,有一定的借鉴意义。 | |
英文摘要: | With economic globalization developing, not only big multinational corporations, but also normal enterprises have extend their supply chain activities around the world, to reduce purchasing cost , increase selling profit etc. Present-day manufacturing enterprises must attach importance to supply chain management and operation, if they want to keep their competitive edge. In automobile industry, since so many upstream and downstream firms are involved, the supply chain is more complex. Supply chain management plays more important role in relevant company’s operation. Because of automobile market intensifying competition, automobile manufacturers are seeking continuous improvement in their supply chain management. Automotive parts vendors in their supply chain also are driven to change. An enterprise whose name is F, manufactures spark plugs for automobile manufacturers. In his past experience, how to manage and operate his supply chain, will significantly impact the company’s operation. In this article, after research and analysis, some problems in F company’s supply chain management were identified. To make supply chain’s strategy matching company’s competitive strategy, we used value chain analysis method to find prominent problems in F company’s supply chain. By value analysis of each activity in operation, we gave out solutions for these problems such as organization adjustment, process reengineering, optimize relevant departments’ KPI. As to manage customer forecast, we understood China local automobile manufacturers couldn’t provide accurate forecast because of intense competition in market. So we introduced Time Series Prediction to calculate customer’s forecast, then incorporating sales team experience to optimize forecast quantity which we got from customer. For supplier management, although lacking effective tools and methods, after negotiation and balancing vendors’ benefit, F company engaged his internal vendor and logistics vendor to improve their service. This achievement fully reflected upstream and downstream firms of supply chain were partners. To combine theory and practice, this article gave out how F enterprise recognize his problems in supply chain management, and how F enterprise optimize his business process to get improvement. This article’s research achievement is also useful for other automotive parts enterprise. | |
