| 中文摘要: | 当前,我国软件产业整体呈现出增速放缓,中小型企业大量涌入的态势。外包需求萎缩明显,出口增长率速降,大型软件企业战略目标向国内市场倾斜。软件产业与其他产业深度融合,对于应用软件的顶层设计与专业咨询能力要求不断提高。同时,受东北经济下滑形势影响,东北地区的中小型软件企业生存尤为艰难。 在这样的现实背景下,本研究以具有广泛代表意义的具体公司为例,从实际面临的经营困难出发,运用战略管理理论知识对产生这一情况进行了全面的分析。首先是产业现状及趋势对未来企业决策的影响。其次是企业在经营方面,对政策导向、经济形势等宏观环境的响应。再次是企业自身经营模式、价值链构建及核心能力等方面的优势与不足分析。在分析的基础上,为BH公司制定了资源外取战略,并在资源外取战略下重新界定了后向界面,构建了价值链,设计了核心能力提升路径。 本研究认为:中小企业自身资源有限,在激烈的竞争中应该将有限的优势资源集中在能够与竞争对手拉开差距的核心能力提升方面;将具有产业共性的技术实现工作通过外包的方式,交由专业程度更高的企业,合作完成。通过分析,外取的资源主要集中在大量耗费人力成本的软件基础研发部分;自制的部分集中在与需求主体交互程度较深的,附加价值更高的,甚至能独立打造为服务产品的需求咨询、系统架构与设计、运行维护及管理咨询等方面。 但是,软件企业最主要的生产活动就是软件研发。服务产品对利润增长的驱动力,来源于其对项目产品周期较长的回款劣势。通过服务产品的打磨,能够短期摆脱困境,但随着东北地区经济形势的好转和BH公司不断的发展壮大,资金基础的逐渐雄厚, 该战略仍要做出适度调整以适应新情况的产生,而非一成不变。届时,企业应向差异化战略倾斜,集中优势资源取得更多软件著作权,逐步完善产品化。在服务产品市场接近饱和的时候,能够让软件产品成为新的驱动力。 | |
| 英文摘要: | At present, software industry in China exhibit signs of decline. A large number of small and medium enterprises into the industry . Growth rate of export outsourcing business is has been declining. Large-scale software enterprises who mainly engaged in software outsourcing have changed their market target to domestic market. As industry convergence be deepened ceaselessly, the ability on design and consulting of software enterprise needs to improved. In the context of this reality, BH company is chosen as the research object. By analyzing the difficulties of current mode to find solutions. First, the impact of the current situation and trends of the industry on the future business decisions. Followed, by the external macro environment, including political environment, economic environment, social environment and technological change, the impact on business. Thirdly, it analyzes the advantages and disadvantages of the business model, value chain and core competence. On the basis of the analysis, the paper sets up the strategy of resource outsourcing for BH company, and redefines the backward interface under the strategy of resource outsourcing, constructs the value chain, and designs the core competence upgrading path. This study suggests that small and medium-sized enterprises with limited resources, in the fierce competition should be limited to the advantages of centralized resources can widen the gap in the core competence of competitors and enhance; work by way of outsourcing of industrial generic technology by the professional degree higher enterprise cooperation. Through the analysis, the external resources are mainly concentrated in basic research and development of a large number of software manpower cost; made part of the focus on the needs and subject interaction deeper, higher added value, can even create independent service product demand consulting, architecture and design, system maintenance and management consulting. However, the most important production activity of software enterprise is software development. Although the service products through independent grinding, in the short term to ease the project cycle is long, slow cash flow, cash flow difficulties. However, with the improvement of the economic situation in Northeast China and the continuous development of BH company, the capital base is gradually strong, the strategy is still to make modest adjustments to adapt to the new situation, rather than static. By then, the enterprise should tilt to the differentiation strategy, focus on the advantages of resources to obtain more software copyright, and gradually improve the product. When the service product market is close to saturation, the software product can be a new driving force. | |
