中文摘要:卡特彼勒是全世界柴油机、天然气发动机和工业用燃气涡轮机的主要制造商,也是世界上最大的土方工程机械和建筑机械的供应商。但是自从2010年以来,为了应对全球规模的经济危机,卡特彼勒公司积极降低原材料直接采购成本,伴随着这种战略的调整,越来越多的产品成本降低开发项目来到中国。 产品开发工程项目与基建工程项目、土木工程项目等相比, 具有非常鲜明的自身特点:产品开发要遵循产品先期质量策划流程,需要依靠供应商主导开发,产品量产前需要得到生产件批准程序批准,项目进度与成本降低直接关联等。上述特点决定了产品国产化项目管理的特殊性和复杂性。 本文将结合卡特彼勒公司与供应商合作开发一款发动机机油泵零部件的工程项目,通过使用甘特图和工作分解结构法跟踪项目进度,积极引入同步工程理论和流程再造的方法对现有流程包括产品开发流程、产品制造工艺设计流程、产品验收流程和产品切换流程进行优化。使用多代产品开发计划降低产品开发过程中的工程风险。同时将产品开发项目过程中的团队管理和沟通管理问题作为研究点,通过使用现代化的团队管理方法和信息沟通方法,从产品开发团队的建立入手,针对人力资源进行配置优化包括项目经理的能力评估和选择、职能部门工程师的能力评估和选择等。基于跨国团队管理的现实问题,构建团队沟通机制。提高卡特彼勒内部产品开发团队的沟通。同时卡特彼勒采购团队紧抓供应商管理和开发,对供应商团队实施成熟度培养计划包括制定对供应商团队关键成员的能力培养计划,加强供应商新产品车间的信息化管理,卡特彼勒采购团队积极介入二级供应商的管理,并且加强供应商内部的信息沟通,对生产工艺全过程导入潜在失效模式及分析工具等。从而质优、价廉、准时的完成产品开发项目的既定目标。  
英文摘要:Caterpillar is the world's leading manufacturer of diesel engines, natural gas engines and industrial gas turbines as well as largest manufacturer of earthmoving machinery and construction machinery. But since 2010, in response to the global economic crisis, Caterpillar urgent to reduce directly raw material procurement cost, with the adjustment of strategy, more and more product development projects move to China. Compared with infrastructure projects, product development project has it own characteristics: Follow APQP, Process development depends on supplier, Production part needs PPAP approval, project schedule and cost reduction directly related etc. These characteristics determine the particularity and complexity of product localization project management. This thesis will analyze how Caterpillar develop oil pump, Gantt chart and WBS will be used to follow project timing. Simultaneous and process reengineering theories will be introduced to improve existing process, including product development process, manufacturing process design, product validation process and product cut in process. Using multi generation product development plan to reduce project risk. To analyze team and communication management problem which will be solved by team management and communication method. Forming product development team, assess team member capability. To build communication mechanism and improve Caterpillar product development team communication. Meanwhile, Caterpillar purchase team to develop and implement supplier maturity project, to strengthen the information management of supplier’s new product workshop, to get involve in tier 2 supplier management. Deploy potential failure modes and analysis tool in supplier. To achieve the goal of project with high quality, low price and on time.
