| 中文摘要: | 精益生产作为企业适应新经济环境下的先进的运营模式,受到了众多研究学者和企业实践者的关注。然而许多企业在推行精益生产一段时间以后,发现现实远没有开始想象中的那样容易,改善瓶颈、项目停滞、沟通协同性差、改善动力不足等等问题逐渐暴露出来,企业的精益生产变革面临着失败的风险。 本文以J公司为研究对象,通过剖析其所处的战略环境首先肯定了企业实施精益生产变革的必要性,进而通过分析企业精益生产的实施现状,认为其现在面临的问题可以归因为:缺少对精益生产目标和实施内容的系统设计,缺少针对精益生产的有效的绩效评价体系,以及缺少精益生产的实施路径设计。结合平衡计分卡理论的管理特征,进而提出了在J公司精益生产中导入平衡计分卡理论的必要性。 J公司基于平衡计分卡理论的精益生产新体系包含了三个部分的内容:首先,借助战略地图的逻辑关系,构筑了精益生产的技术支撑体系。其次,利用平衡计分卡在指标选择上“平衡”的特性,确立了针对精益生产的绩效评价体系。最后,根据精益生产各技术支撑要素之间的横向联系,设计了企业在精益生产实践中的推进路径。 最后,本文针对新体系在企业中的实施保障,从组织和文化方面提出了具体要求,同时对实施过程中的管理要点给出了建议。 | |
| 英文摘要: | Lean production has attracted considerable attention from many researchers and business practitioners as an advanced business mode of enterprises to adapt to the new economic conditions. However, over a period of time, many enterprises in the implementation of lean production found that the reality was far from expected. Many problems, such as the improvement bottleneck, stalled project progress, bad communication collaboration, improvement power shortage and so on, are gradually exposed. The lean production of enterprises is facing the risk of failure. This dissertation mainly focuses on the research and realization of J Company, and affirms the need for implementing lean production of enterprises by analyzing the strategy environment. Through the analysis for the situation of lean production implementation, we found that the main problems could be attributed to the lacks of systematic planning for promoting the lean production, effective performance evaluation system, and advanced lean production path design. To deal with these problems, this dissertation imports the Balanced Scorecard theory into lean production of J Company. In J Company, the novel lean production system based on the Balanced Scorecard theory includes the following three parts: first, the technology support system of lean production is constructed by the logic relation of the strategic map. Secondly, the performance evaluation system of lean production is established by using the balanced scorecard in the index selection. At last, according to the horizontal connections among the technical support elements of lean production, the development path of the enterprise in lean production is designed. Finally, this dissertation puts forward some specific requirements from the organizational and cultural aspects for the implementation of the proposed system in enterprises, and gives some suggestions on the management of the implementation process. | |
