中文摘要:随着中国医疗器械市场竞争的不断加剧,LB公司作为国内医疗器械生产制造及销售商,遇到了前所未有的挑战:用工成本的增加,原材料成本的上涨,质量要求的提高,市场份额的缩小,企业利润的降低。如何把握被美资国际领先的产业巨头收购的机遇,改革创新,不断提高公司运营管理的水平,在日益激烈的生产竞争中避免被淘汰,并不断提高公司在市场中的地位并建立领先优势,是公司高层领导需要面对并解决的问题。本文回顾了运营管理理论,并结合LB公司的实际运营管理的现状,分析了公司在运营中存在的一系列问题,提出了具体运营改进策略和实施保障方案。针对公司目前存在的管理流程不合理的现象,提出了单元化生产的模式、生产异常快速处置机制、新产品开发项目管理,从流程的角度打造高效的运营团队,提高企业的运营能力;提出了全面质量管理、六西格玛管理和引入了质量管理工具,倡导全员参与的质量活动,关注质量的过程控制,借助有效的质量管理工具,提升公司的整体质量水平;实施产能评估策略、消除生产瓶颈、推行目视化管理策略、优化一线员工的生产绩效考评机制、并引入排产规则,引导员工关注绩效表现、积极调动员工的积极性、并借助于科学的手段进行排产,不断释放和提高产能,从而全面提升公司的竞争力。通过一系列的措施,优化了流程管理、质量管理和产能管理,为LB公司走出当前的困境提供了有价值的参考。 
英文摘要:With the intensified competition in China Medical Devices Market, LB as the domestic medical equipment manufacturer and distributor encountered big challenges: the increasing labor costs, the rising cost of raw material, the higher demand of the quality requirements, the shrinking of the market share, and the declining of the profit of enterprise. How to grasp the opportunity of the acquisition by the U.S. industry giants to reform and innovate, and constantly improve the operation management of the company's performance, to avoid being eliminated in the fierce competition in the production, and constantly improve the company's position in the market and establish a leading advantage, is task that the company leaders need to face and solve. This paper reviews the operation management theory, combined with the status of the actual operation management of LB the company, analyzes a series of problems existing in the operation of the company, and put forward specific solutions. According to the company's existing management process unreasonable phenomenon, put forward the modular production model, the production of abnormal rapid response mechanisms, new product development project management, from the perspective of process to create a highly efficient operation team, improve the operating capacity of the enterprise; put forward a comprehensive quality management, six sigma management and the introduction of quality management tools full participation in the activities, advocating quality, quality process control, with the help of effective quality management tools, improve the overall quality level of the company; the implementation capacity evaluation strategy, eliminate production bottleneck, the implementation of visual management strategy, optimize the production performance evaluation mechanism for front-line staff, and the introduction of scheduling rules, guide the staff to focus on performance. Actively mobilize the enthusiasm of the staff and by means of scientific scheduling, continue to release and increase productivity, so as to enhance the comprehensive competitiveness of the company. A series of measures to optimize the process management, quality management and capacity management are researched to provide a valuable reference for LB out of the current predicament.
