中文摘要:当前互联网行业市场瞬息万变,传统的软件项目管理方法已经逐渐不能适应当前的环境。敏捷项目管理是基于当前软件行业发展现状而提出的一种快速响应、灵活高效的项目管理方法。Scrum是敏捷方法中最常用的一种,是基于迭代增量的软件项目过程。Scrum是通过需求排序、迭代、总结、改善、协作等进程实现对项目的管理。当前H公司的网站项目出现架构不合理、模块耦合度高、项目周期长、需求响应慢、研发人员流失大等问题,公司准备投入精力对现有网站进行重构。如果采用传统的项目管理模式必然会导致项目周期特别长、对用户及市场运营需求无法快速响应、项目风险性大等问题,所以决定采用敏捷项目管理中的Scrum方法对重构项目进行管理。本文主要研究的是利用敏捷项目管理方法对H公司现有项目管理方法进行改进,进而确保项目能顺利完成并且研发团队能更高效更健康地运作。本文在回顾传统项目管理方法及敏捷项目管理方法的过程中,分析了采用的传统软件项目管理方法的局限性,进而提出了H公司改进现有项目管理方法的动因。针对H公司项目管理改进过程中敏捷项目管理的实施,从组织管理、需求管理、开发过程管理、测试过程管理、修改总结过程管理这几个方面进行阐述。在项目实施过程中考虑到H公司是一家互联网金融公司,对于项目质量要求非常高,所以在实施过程中在开发过程及质量管理方面的要求会更加严格。在项目过程中要求覆盖面高的单元测试、严格的代码审查、细致的集成测试、有效的自动化测试等。研究结果表明在使用Scrum方法改进项目过程之后,确实取得了积极的效果,H公司研发团队项目实现的效率更高、获得更高的满意度、团队凝聚力更强、个人成就感也得到很大提升。 
英文摘要:The Internet industry market is constantly changing. The traditional project management methodology fail to adapt to current situation. Agile project management is a kind of fast response, flexible and efficient project management method based on the current situation of the software industry. Scrum is one of the most popular agile methods, which is based on the iterative and incremental software project process. Scrum is through requirements prioritization, iteration, summary, improvement, collaboration and other processes to achieve the management of the project.Company H is one of famous internet finance company and website H is the most significant project. While, H project has been encountering a number of critical issues including unreasonable architecture, high coupling, long-term cycle delivery, and slowly response to requirement change, as well as lack of senior engineers. Company H plans to put more effort on project refactor and determines to adopt Scrum method. If we choose the traditional project management model, it will inevitably lead to the project cycle particularly long, slowly response to the requirement of the clients, the large risk of project and so on. So we choose the Scrum method to manage the project. The main research of this paper intends to introduce agile to improve the existing project management method of H company, and ensure that the project can be successfully completed and the team can operate more efficiently and healthily. Firstly, it compares the advantages and disadvantages between traditional project management method and Agile method. Next, it puts emphasis on the Agile’s practices in the Website H project refactor, which includes the management work of organization, requirement, and development progress, testing execution,as well as reviewprogress. As the H company is an internet financial company, and always deliver high quality product to clients, the development process and quality management are required strictly, which covers high coverage of the unit test, strict code review,detailed integration test, effectiveautomated test and so on. The conclusion illustrates that positive results are achieved by using the scrum method. The team ofH company achieve higher efficiency, higher satisfaction, stronger team cohesion, and enhance the sense of personal achievement.
