中文摘要:伴随着我国经济的飞速发展以及城镇化进程的不断深入,我国电梯行业正在经历着一个高速发展期。为满足各地第三产业的持续发展和为城镇居民的日常生活提供便利,以及为展示城市形象,各地通常选择大规模建设超高建筑,随之高附加值、高技术含量和综合性的项目增多。于是,在房地产、轨道交通建设、机场改建扩建等的强劲带动下,催生了一个又一个电梯数量大、电梯提升高度高、电梯系统采购金额巨大的电梯大项目。 伴随着电梯市场增速减慢这一现状,竞争愈加激烈。市场容量仍在增加但趋于放缓,同时电梯生产企业数量还在不断增加。电梯行业产能过剩、人力成本增加、生产物料价格上涨,都导致了制造企业成本剧增,利润下降。故而,每个参与市场竞争的企业都在降低成本,提高效率方面做出最大的努力,以期在市场上占有足够的份额。 奥的斯电梯公司(以下简称奥的斯)作为电梯行业的领军企业,其业务重点也是在大项目上,我们讨论的奥的斯大项目支持流程也正是奥的斯支持大项目的核心内容。奥的斯电梯在多年的大项目支持中建立了责任明晰的部门,确立了高效且合理的流程,参与、获得并完成了很多大项目,积累了大量的实际经验。本文以奥的斯电梯为例,阐述了电梯大项目支持工作从投标前准备、中标、生产及发运、安装和项目关闭这几个主要阶段的内容,分析了各个阶段中的关键流程和问题,并运用了相关管理学理论、ACE管理工具等论述如何进行流程的优化。为电梯公司在项目支持,特别是大项目的支持工作中的流程制定和方案改进提出了对策和建议,以达到在激烈的市场竞争中、提高该公司在大项目订单支持工作上的运转效率、优化关键流程,并最终达到缩短工作周期、减少不必要的浪费和误工、提高业绩的目的。  
英文摘要:Along with the rapid development of our economy and the deepening of the urbanization process, the elevator industry in our country is experiencing a high-speed development period. To satisfy the sustainable development of the tertiary industry, to provide convenience for daily life of the urban residents and to reveal the image of the city, large-scale construction of the super tall buildings are emerging. High value-added, high technology content and comprehensive projects are increasing. Under the strong impetus of the renovation on real estate, rail transit construction, and airport expansion and so on, elevator big projects with a large number, high hoisting height and huge purchase amount have spawned. Although the elevator market capacity expanding every year, intensified market competition has become an indisputable fact. On the one hand, the excessive number of elevator manufacturers, cause the overall excess production capacity, supply and demand imbalance; On the other hand, due to labor costs increase, rising prices of raw materials and other reasons, elevator enterprise costs increase, the overall industry profits decline. Each elevator manufacturers are considering reducing the cost of the elevator, improving operation efficiency, refining the work flow and shortening the cycle, in order to earn enough market shares. As the leading enterprise in the elevator industry, Otis Elevator Company’s business focus is also on main projects. Otis’s main project support process we discuss is exactly the core content of main projects. On the basis of many years’ main project work, Otis elevator has found series of responsibility clear division departments, established the effective and reasonable process, participated, achieved and completed many main projects, and accumulated a wealth of practical experience. This paper takes Otis elevator Company as an example, expounds the main content of elevator major project supporting work, including the bid preparation, bid, production and delivery, installation and project closure, analyzes the key process of each stage, uses related management theory and the ACE management tools to discuss how to carry out the optimization of process. We give suggestions on process formulation and improvement of countermeasures for elevator companies, especially in main projects. Purpose of this paper is to improve operation efficiency of major project orders support, optimize the key process, and ultimately to shorten the work period, reduce unnecessary waste and turn back, realize the goal of performance improvement in the fierce market competition.
