| 中文摘要: | 新产品开发作为企业生存和发展的核心战略之一,是企业发展的动力之源。随着经济全球化和贸易自由化的不断发展,企业间的竞争日趋激烈,电梯行业也不例外,越来越多的全球大品牌进入国内市场,并且国内企业的实力不断增强,打破了传统的电梯合资企业对国内市场的垄断地位,企业为了在激烈的市场活动中获取竞争优势,提高市场份额,就需要不断地开发新产品和新技术。然而,多数企业仍然采用以技术驱动的传统新产品开发模式,导致新产品开发周期长,经常会推迟新产品的上市时间,并且产品无法很好地满足客户的需求,新产品开发成本居高不下,新产品质量低下等问题,一直困扰着企业管理者。集成产品开发(IPD)模式能够很好的解决以上问题。它强调以市场需求为导向,将新产品开发认为是一项投资决策。其核心是将新产品开发任务交给由市场、研发、生产、采购、财务等多个不同部门组成的跨部门团队和建立具有决策评审点的分阶段的产品开发流程。结合需求管理工具$APPEALS、异步开发、重用公用基础模块等方法,实现加快新产品开发周期、降低产品成本,提高产品质量。 本文以电梯行业和S公司为研究对象,主要探讨的是新产品开发管理过程中亟待解决的项目进度延迟以及客户对产品质量投诉增多的问题,以IPD模式作为理论基础,客观地分析了S公司新产品开发组织结构和流程问题的深层原因,结合电梯产品特点和S公司现有产品开发流程,提出了新产品开发组织结构和流程的优化方案,为解决公司的实际问题提供了合理的、可行的、兼顾的方法。最后,将此优化方案运用到实际的新产品开发中,通过实践检验理论,证明集成产品开发模式理论具有很强的实际意义。 本文针对新产品开发管理问题,引入IPD模式理论,但并没有生搬硬套、全盘照搬,而是结合企业现状和产品特点,在现有项目管理方法和产品开发流程的基础上,遵循IPD模式理念,对新产品组织结构和流程进行全方位的优化,使之与企业的战略方向一致,最大限度地提高新产品开发管理水平。希望为使用IPD模式优化企业新产品开发提供实践思路,同时对电梯行业内企业,甚至大型制造类企业在新产品开发管理提供一定的借鉴意义。 | |
| 英文摘要: | New product development is the core of enterprise survival and development strategy, and to provide a steady stream of power for the development of enterprises. With the continuous development of economic globalization and trade liberalization, the competition between enterprises is increasingly fierce, the elevator industry is no exception, a growing number of global brands to enter the domestic market, and to enhance the strength of domestic companies, breaking the traditional elevator joint venture of monopoly position in the domestic market, the enterprise in order to gain advantage in the fierce market competition, increase market share, you need to constantly develop new products and new technology. However, most companies still use technology to drive the traditional new product development mode, lead to new product development cycle is long, often delayed time to market of new products, and products can't meet customer demand, new product development cost is high and low quality of new products, has been plagued by enterprise managers. Integrated product development (IPD) model can solve the above problem very well. It emphasizes that the market demand as the driving force of the new product development, to manage new product development as an investment decision. Its core is the new product development tasks to the market, research and development, production, procurement, finance, and other cross functional teams of different departments and decision is set up review points in stages of product development processes. Combined with the requirements management tool $APPEALS, asynchronous development, reuse methods of public basic module, speed up new product development cycle, reduce product cost, improve the quality of products. This thesis, taking the elevator industry and the company S as the research object, mainly discusses is to be solved in the process of new product development and management of the project schedule delay and customer to complain about the increasing number of product quality, based on the theory of the integrated product development model, the analysis of the company S new product development project organization structure and the deep reasons of the project management process problems, combining with characteristics of S company's existing product development processes and the elevator products, puts forward the optimized plan for the new product development, to solve the problem of the company's actual provides the reasonable and feasible, both methods. Finally, the optimization scheme applied to the practical new product development, through the test theory, proved that integrated product development model which is of great practical significance. Based on new product development management problems, introducing the theory of integrated product development model, but there is no derivative, completely follow, but together with the present situation of enterprises, and the characteristics of the product, in the project management methods and the existing product development processes, on the basis of follow the concept of integrated product development model, the project organization structure and project management process optimization of all, to that of the enterprise's strategic direction, maximize the new product development management level. Hope to use the IPD mode optimization of new product development enterprise to provide practical ideas, at the same time of elevator industry enterprises, even the large manufacturing enterprise in new product development project management to provide certain reference significance. | |
