中文摘要: | 本文研究的重点是精益工具指导下的全新生产线建立与布局实践研究。众所周知,当今制造业面临巨大的生存压力,市场竞争日益激烈,对于一个全新企业而言,如何提升企业的运营效率,降低制造成本,使企业赢在起跑线上,是该企业面临的重要课题。合理的生产设备数量和生产线布局,能够节约生产用地,使生产流程顺畅,降低物流成本,提高生产效率。本文结合精益思想,总结前人研究成果和精益管理模式经验的基础上,结合实例,经过综合研究和演绎,提出了基于精益思想的生产线建立和布局方法。本文结合AIP公司在建厂初期,应用精益思想建立生产线及装配线作为典型案例,首先分析了在传统模式下和精益思想下生产线建立与布局的区别,然后在分析制造工艺的基础之上,基于单件流精益理念,分析生产瓶颈,平衡各生产环节人员及设备,计算得出生产所需设备及人员数量,建立生产线单件流布局;其次对装配工艺及装配流程进行分析,应用3P精益理念对装配生产线布局进行设计,得出三种各有所长的设计方案,运用层次分析法对三种设计方案做出比较,得出优选决策;最后对生产线整体做直接效益与间接效益分析,验证方案的合理性。此外本文同时提出了对于新建生产线后续需要做持续改进的三个方向,看板管理、持续改进以及全员合理化建议,并对未来精益思想在生产线建立与布局中的应用进行了展望。 | |
英文摘要: | This thesis focuses on the research of establishment of a new production line and the study of layout arrangement under the guidance of lean tools. As we all know, today's manufacturing industry is facing enormous pressure to survive; the market is becoming increasingly competitive. For a new enterprise, how to improve the operational efficiency and reduce manufacturing costs are important issues facing by enterprises to win at the starting line. Reasonable number of production equipment and production line layout can save production space and smooth production processes. Also reduce logistics costs and improve production efficiency. Based on the experience of Lean, this paper puts forward a method to establish the production line based on the Lean idea through comprehensive research and deduction. A company, a newly built company at its starting stage, is used as example in this thesis to study the application of lean thinking to establish a production line and assembly line. Firstly analyze the difference of establishing production line between the traditional method and lean thinking, and then analyze the production bottleneck and line balance on the basis of manufacturing processes and one piece flow lean thinking, balancing the production staff and equipment, calculating the number of equipment and personnel required for production, to establish the lean production line. Secondly analyze the assembly process, and formulate 3 layout plans of the assembly line using 3P lean concept, using AHP method to choose the best option. Finally analyze the direct and indirect benefit of the whole production line to verify the rationality of the plan. In addition, the thesis puts forward three improving directions, the management of Kanban, the continuous improvement and the rationalization proposal from the employee. The outlook of lean thinking application in future production line is also described in this thesis. | |
