中文摘要: | 供应商管理库存(Vendor Managed Inventory,缩写为VMI)出现在80年代,之后伴随着电子信息技术的发展,在国外取得了广泛的应用,沃尔玛和保洁公司的合作以及丰田汽车JIT的库存管理部分,都使用了VMI的模式。VMI的推广使得供应链的上下游之间效率更高,合作更紧密。 和当前国内的大部分制造企业一样,ABC公司面临着竞争加剧的局面,同时客户对到货期的要求越来越高,ABC公司的库存逐年增加但是仍然不能满足客户更高的需求。为了为客户提供更好的服务,提高供应链的效率,同时强化公司的竞争力。ABC公司作为供应商,考虑主动推行客户代管式VMI业务,使客户享受JIT的材料供应。 本文结合ABC公司实施客户代管式VMI的案例,研究实施客户代管式VMI时,各个阶段需要考量的重要事项,包括从可行性研究阶段成本与效率的均衡到实施过程中需要关注的主要风险识别及应对方式,当然也包括对VMI实施效果的评价等。文中ABC公司虽然承担了客户代管式VMI过程中的主要增量成本,但是,ABC公司成功推动了VMI实施,满足了客户的要求,密切了与客户的沟通合作,提高了公司的竞争力。同时通过这种合作降低了生产和运输过程中的成本,吸收了部分的增量成本。希望通过本文的研究,使得后续企业把实施VMI作为增强企业竞争力的一种方式,并且为后续企业实施VMI的决策过程中需要考量的事项提供一定的参考和指导。 | |
英文摘要: | Vendor Managed Inventory (abbreviated as VMI) appeared in the 1980s, has been applied widely with the development of electronic information technology. Both the cooperation between Wal-Mart and P&G and JIT inventory management of Toyota use VMI mode. The use of VMI makes the supply chain more efficiency and provides closer cooperation between the supplier and the customer. Same as most domestic manufacturing enterprises, ABC Company faces increasing competition, and strict lead timer request. Although ABC Company increases its inventory yearly, still can’t meet the increased request. In order to provide better service and improve the efficiency of the supply chain, and also strengthen the competitive power, ABC Company considers providing consignment service to customer and allows customers to enjoy the “JIT” supply of material. As one financial analyst of ABC Company, the author had participated in the whole process of the VMI project, from the feasibility analysis to the implement of the project and then the stable operation. Based on the case of ABC Company’s VMI project, the Paper will research on the most important issues in each process of VMI project, from the costing and efficiency balance in feasibility analysis stage to the Risk identification and Risk response in project implementation stage, and also the effect of VMI performance evaluation. In this paper,although ABC Company had undertook almost all the related incremental costs, ABC company had implemented the VMI project successfully. Has cooperated with customer more closely and improved its competitive situation. And ABC Company also absorbed some incremental costs by reducing production cost and freight expense which is benefit from the closer corporation with customer. Hope the paper will lead more company choose VMI as a possible method to enhance the competitive and hope it could provide reference and direction to companies that considering implement VMI. | |
