中文摘要: 汽车工业是评价一个国家工业化水平的重要标杆,随着中国成为世界第一大汽车生产国这一重大转变的到来,在产品的创新以及研发管理水平提升方面,为汽车行业项目管理模式的发展带来了机遇和挑战。现阶段随着生产力发展水平的提高,汽车产品日益丰富,客户需求的变化逐步加速。企业需要准确把握市场动向,缩短产品研发周期,提升开发质量,节约相应成本,从而提升研发的能力与效率,及时推出满足客户需求及具有市场竞争力的产品,提高企业的核心竞争力,充分占有市场,最终使企业得到长足的可持续发展。 纵观欧美、日本等国家汽车企业在对研发项目管理模式进行创新时已经充分应用了PACE、IPD、SGS等研发管理模式理论,在产品研发环节已广泛的融入项目管理。中国汽车行业经过三十多年的发展与探索,虽然与世界一流汽车企业仍有差距,但是经历产品研发从无到有、从借鉴他人到自主研发的过程之后,也总结出一些行之有效且适应中国汽车行业的研发管理模式。其中以 “汽车精益集成产品开发”理念尤为突出,其以精益为理念,以集成产品开发为方法,以汽车行业实践为案例,构建系统的产品开发模式,全面提升研发能力与效率,从而提升企业的效益与核心竞争力。 本文以一汽轿车为研究对象。首先,收集其当前产品研发项目管理模式中所存在的问题,并且对问题进行深入分析总结;然后,基于当前管理模式的不足,结合一汽轿车自身特点以及参考相关研发项目管理模式理念,决定采用“汽车精益集成产品开发”理念,依托D型轿车自主产品研发项目,具体针对项目计划、开发质量以及成本控制等三方面开展产品研发项目管理模式优化;最后,跟踪D型轿车项目的具体实施情况以及优化实施效果,解决了一汽轿车原有管理模式存在的周期冗长、质量不良、成本浪费等问题。 本文采用了理论文献研究和实际案例研究相结合的方法,按照相关理论阐述、提出当前问题、深入分析问题、理论与实践相结合解决问题的逻辑思路完成。最终,在顺利支撑D型轿车项目按目标完成的同时为一汽轿车自主产品研发项目管理模式优化提出了明确的思路和建议,也同时给其他中国汽车企业的产品研发项目管理模式实践提供参考和借鉴。 
英文摘要: The automotive industry is an important benchmark of evaluating one country’s industrialization level. With the coming of great changes that China becomes the world’s No.1 automotive producer, it brings opportunity and challenges for project management mode in car industry in the way of product innovation and development management level improvement. With the improvement of productivity development level at the present stage, automotive products are more and more rich, and the changing of customer demand speeds up gradually. The enterprise need to grasp developments of market exactly, and to shorten product development cycle, and to improve development quality, then improving the development capacity and efficiency, and pushing products which is competitive in that market and meet the customer requirements, and holding large piece of the market sufficiently, and realizing the sustainable development of the enterprise. Considering the application of development management mode theory such as PACE, IPD, SGS and so on when the automobile enterprise in Europe and America, and Japan make the innovation of project management mode, the project management is integrated into product management process. Although China automotive industry has experienced thirty years of development and exploration, compared with the world class automotive industry are still gap, but product development goes through from scratch, and the process of from borrowing experiences to independent R&D, also the development management modes which are effective and adapt to China automotive industry. The idea of “Automotive lean integrated product development” is particularly pronounced, which build systematical product development mode and improve development capacity and efficiency fully as the thinking of exactitude, as the method of integration product development, as the case of automotive industry practice, then to promote the benefit and core competency of the enterprise. FAW Car Co., Ltd is as research subject in this paper. Firstly, collecting problems of FCC current product development project management mode, and then analyzing and summarizing these problems deeply; Then, the idea of “Automotive lean integrated product development” is adopted to optimize product development mode case relying on the D style car self-owned product development, and which is aimed at three aspects including project plan, development quality, and cost control. All is based on the FCC’s shortage of the current management mode, and combines the characteristics of its own, and also refers to related product development project management mode. Lastly, tracking the concrete application situation and optimization application effects of the D style car project, and to solve the current problems in original management mode, such as long cycle, inferior quality, and cost waste, and so on. This paper use the method of combining theory papers study and actual cases research, which is finished according to the logical route of elaborating related theory, raising current problems, analyzing the problems in depth, and solving the problem combined theory with practice. At last, it puts forward clear ideas and suggestions for the FCC’s self-owned product development project management mode at the same time of supporting D style car project completed smoothly according to the target, and also provide reference and reference for practicing product development project management mode of other Chinese car companies.
