| 中文摘要: | 随着半导体产业的不断发展,企业对于半导体测试项目的要求变得越来越高。对于客户和半导体厂商来说,时间就是成本。因此,项目时间管理的水平决定着半导体测试项目的成败。但是,很多半导体企业在项目计划制定与进度控制这两个关键环节的管理方法上存在着诸多不足。本论文结合项目管理的理论知识,对计划制定与进度控制方法的问题进行详细地阐述,并给出有效的优化方案。 论文首先从项目管理的基本理论出发,详细地阐述了项目活动的定义与分解、项目活动资源需求估计、活动持续时间的估算与确定、项目活动工期计划与进度控制、项目变更的应对与控制以及项目进度风险估计等相关理论,说明了半导体测试项目计划制定与进度控制的特点并对其管理方法中存在的问题进行了分析和研究。同时,结合项目管理理论提供的方法依据,分别对计划制定与进度控制的方法提出了改进方案。在半导体测试项目的计划制定方面,主要内容包括针对计划环境分析方法的不足采用了项目可行性分析以及SWOT分析法;针对计划目标制定方法的不足引入了SMART原则、WBS项目分解工具以及关键成功因素识别机制;针对计划行动程序准备方法的不足引入了5W2H原则以及建立了项目团队成员能力界定的新标准。在半导体测试项目进度控制方面,具体内容包括针对工作量估计方法的不足引入了三点估算法;针对技术难题攻关方法的缺陷引入了头脑风暴法和鱼骨分析法;针对多项目管理方法的问题引入了项目工作优先级排序;针对项目临时变更应对机制的缺乏引入了项目变更CAB系统;针对项目进度控制风险估计方法的不足引入了风险检查表法以及FMEA分析法;针对项目进度监控方法的不足引入了PDCA循环改进法。最后,结合F公司P产品测试项目管理的成功实践,本文逐一将改进后或新引入的方法的使用过程进行了说明,并对于在实际工作中计划制定与进度控制方法优化的结果进行了验证。 本文通过理论结合实际的手段,从项目管理理论中提取适用于半导体测试项目在计划制定与进度控制方面新的方法和工具,力求解决实际项目工作中存在的问题。特别是对SWOT分析法、三点估算法以及FMEA分析法的使用,对传统的流程和方案加以创新和改善,提升了项目管理的效率,引起了项目团队对于项目管理理论知识的重视,对P产品测试项目的顺利实施做出了一定的贡献。图13幅,表19个,参考文献51篇。 | |
| 英文摘要: | With the continuous development of the semiconductor industry, business requirements for semiconductor testing projects are becoming higher and higher. For customers and semiconductor manufacturers, time is the cost. Therefore, the level of project time management determines the success or failure of the semiconductor test project. However, for lots of semiconductor companies, there are many deficiencies in the management method for these two key links – project plan and schedule control. Combining with the theoretical knowledge of the project management, this thesis will describe the problem of plan and schedule control method in detail and give the effect solutions. Firstly, basing on the basic theory of project management, the thesis describes the correlation theory of these items in detail: the definition and decomposition of project activities, the estimation of project activity resource demand, the Estimation and determination about the duration of activities, the schedule plan and schedule control of project activity, the coping and controlling of project change and the estimation of project progress risk. For the semiconductor testing, the characteristics of the project plan and schedule control have been described and the existing problems in the management method have been analyzed and studied. At the same time, according to the method of project management theory, the thesis proposes the improved scheme for the plan and schedule control respectively. For the planning of semiconductor testing project, the main contents include the project feasibility analysis and SWOT analysis method to improve the problem of the plan environment analysis method; the SMART principle, the WBS project decomposition tool and the key successful factor identification are introduced to improve the problem of the plan target setting method; the 5W2H principle and the new standard of the capability of the project team members are introduced to improve the method of program preparation for the plan action. For the schedule control of the semiconductor testing, the main contents include that three point estimation method is introduced to improve the estimation method of workload; the brainstorming and fishbone analysis method are introduced to improve the technical problem solving method; the priority ranking of project work is introduced to solve the problem of multi project management approach; the CAB system is introduced to solve the problem of temporary project change; the risk checklist method and FMEA analysis method are introduced to improve the method of project risk estimation; the PDCA method is introduced to improve the method of project progress monitoring. Finally, combining with the successful practice of P product testing project management in F company, this thesis describes the using procedure of optimized method or newly introduced method one by one, and do the verification for the optimizing results of the plan and schedule control method in the practical work. Through the method of theory combining with practice, this paper exacts the new methods and tools which apply to the plan and schedule control of semiconductor test project from the theory of project management to solve the problems in the actual project work. In particular, the traditional processes and programs to be innovative and improved by using of SWOT analysis, three point estimation and FMEA analysis. In addition, the efficiency of project management has been improved and the theory of project management has been got the attention of the project team. All of these have contributed to the successful implementation of the P product testing project. 13 pictures, 19 tables and 51 references. | |
