| 中文摘要: | 摘要 随着汽车产品消费者需求的日益提高,并且呈多样化趋势,带动汽车产品不断产生新的车型,每种车型又产生多种不同的配置,因此汽车产业的发展表现出更迅速的多样化。为了提高市场竞争力,提高产品的开发效率,减少开发投入,汽车生产厂家一般将汽车产品的开发过程作为项目进行管理。每种汽车产品都有多个零部件组成,这就决定了汽车产品开发项目不可能高度一体化,选择合理的外包模式,将整个大项目拆分成多个小项目,采取竞标模式、按不同层级由具备资质的供应商协作开发,从而完成整个产品项目的开发。 F集团是专注于汽车排气系统产品的集团公司,其客户主要是各个整车主机厂,同时又有很多协同合作开发项目的供应商,具备完善的项目时间管理体系和供应链管理体系。汽车排气系统产品中的部分零部件进行必要的业务外包,供应商按照项目模式对承接的任务进行管理,按照约定的设计、时间、数量等要素完成交付,确保F集团整个项目的开发进程,最终支持完成终端客户整车的开发。 本文结合项目开发过程中供应链管理与F集团项目时间管理的具体特点,分析了F集团在项目开发过程中,基于供应链项目开发过程对于项目时间管理的控制方法,总结了该集团基于供应链项目时间管理过程中存在的优劣势,着重研究了项目时间计划制定与项目时间控制方法。重点研究以项目为单位进行汽车排气系统产品开发进程,项目开发过程中充分利用供应商资源,由不同层级的供应商完成各个零部件开发,并将供应商管理融入到项目时间管理,充分利用企业内外部资源快速响应客户需求,解决单独投资带来的开发周期长、风险高等问题。这种基于供应链管理的项目开发模式对汽车行业项目管理具有广泛意义。 | |
| 英文摘要: | Abstract As the requirement of the customer for automotive products is increasingly, and a variety of trends, driven by the continuous generation of new models of automotive products, and a variety of different configurations, so the development of the automotive industry has shown more rapid diversification. In order to improve the competitiveness of the market, improve the efficiency of product development, and reduce the development of investment, automobile manufacturers generally regard automotive product development process as a project management. Each product has a number of components, which determines the automotive product development projects can not be highly integrated, but select a reasonable outsourcing model. The entire project will be split into a number of small projects, bidding model, according to different levels by the qualified supplier with development, so as to complete the development of the entire product project. F group is a group company focused on the automotive exhaust system products, its customers are mainly in the whole vehicle host plant, but also has a lot of collaborative development projects with the supplier, with perfect project time management system and supply chain management system. The development process of the automobile exhaust system is carried out in the form of the project, and some parts of the product are carried out. The supplier shall manage the tasks according to the project model. According to the design, time and quantity of the project, the whole project is completed and the development process of the F group is ensured. In this thesis, the characteristics of the project management in the project development process, and analyzes the advantages and disadvantages of the F group in the process of project development, and summarizes the advantages and disadvantages of the group based on the supply chain project time management. Focus on the project as the unit of the vehicle exhaust system product development process, the project development process to make full use of supplier resources, from different levels of supplier to complete each component development, and supplier management into the project management, and make full use of external resources in the enterprise rapid response to customer demand, to solve the problem of long development cycle and high risk.
