中文摘要: | A公司是全球最大的船用锅炉厂,其传统的机群式布局、大批量推式生产方式、落后的加工设备不仅成为制约A公司进一步发展的障碍和瓶颈,而且维持目前的市场地位都面临巨大挑战。客户对订单较长的交货期越来越不满意,客户质量投诉高居不下,而且工人作业环境恶劣,工伤事故时有发生。这一切都要求A公司必须进行改变。 A公司的整体销售收入的85%来源于船用锅炉。为了巩固A公司在船用锅炉市场的地位、达到客户满意、改善员工的作业环境、消除生产过程中巨大的浪费、实现企业价值最大化,A公司制定了未来五年的发展战略,其中船用锅炉的厂房设施投资改造和生产方式变更的项目成为一切项目中的重中之重。 精益、六西格玛和项目管理是现代管理方法和技术的精华,都是应时代的需求、解决现实的需要而诞生,而且应用于不同的领域。但在A公司的项目实践过程中,从项目的可行性研究阶段和项目的详细研究阶段开始,项目团队创造性地将精益、六西格玛和项目管理三个体系的结合的方法应用于项目实践,取得了非常好的效果。 本文采用文献研究、案例研究和管理调研的方法,介绍了精益、六西格玛和项目管理的基础理论,还重点就当前理论前沿和A公司的实际应用做了初步的研究分析。在A公司的项目案例研究的基础之上,详细研究了在A公司项目管理体系规定的各个阶段,精益六西格玛的方法是如何应用的,然后通过深入的管理调研,就精益六西格玛和项目管理三体系结合的应用效果进行了对比验证,发现A公司的精益六西格玛和项目管理结合的方法应用取得了非常好的效果。 在此基础之上,论文首次提出了精益六西格玛和项目管理三结合的知识体系,创建了精益六西格玛项目管理屋,提出了精益六西格玛项目管理三体系的五项基本原则,就新的体系中三元素的不同作用和辨证关系作了剖析,并对新体系如何将精益六西格玛和项目管理应用于项目实践的工具包做了应用总结。 | |
英文摘要: | Company A is the largest marine and diesel boiler manufacturer. What’s the most challenging for company A is from job-oriented workshop layout, mass push batch production and old machine. It’s difficult for A to maintain the present market position, let alone future development. At the same time, more and more customers are requesting for short lead time and better product quality. Workers complain about the old facilities and loss working day accidents happen frequently. It’s time for company A to make a different. In the annual turnover of company A, 85% is from boilers business. In order to maintain the market position, satisfy customers, improve the operations environment, eliminate waste and maximize the value, Company A stipulated 5 years strategy plan in operations development with the priority to invest in boiler business for best-in-class facility and change for lean production. Lean, Six sigma and project management are essence of management methodology and created for different management areas. This thesis introduced the basic principle of lean, six sigma and project management, it introduced the present combination of them. In the project case study, the project management process is given in a whole picture, together with the function of lean and six sigma. In this thesis, literature review, case study, and management investigation method are applied. Based on the literature review, this thesis focus on how to apply the combination of lean six sigma and project management in project different phases. With investigation, it verifies good effectiveness of lean and six sigma in project case from company. In this thesis, it’s the 1st time to build up the new system for lean six sigma and project management and formed the lean six sigma and project house with the detailed structure. 5 key principles are in detailed deployed and the different function and relationship are studied in detail for lean six sigma and project management. What’s more, the toolbox of the new system is summarized. | |
