| 中文摘要: | 本文以项目时间管理理论为基础,对新建工厂建设项目的时间管理方法进行研究。按照项目活动的定义、设计、计划和管理等内容,分别总结出项目活动分解清单、项目活动排序、项目工期估算、项目工期计划和项目进度控制的研究模型和管理方法。 本研究首先对项目时间管理的基本概念和理论进行了介绍,比如项目活动定义、分解、排序,项目工期和资源分配的估算,项目工期制定和项目进度控制等。接着,以“3M CJG工厂建设”项目为案例,详细介绍和分析了该项目在实施过程中应用的项目时间管理理论,如何在项目分项活动定义、分解和排序的基础上制定项目工期计划和实施项目进度管理,以及在项目进展的各阶段中使用到的项目工期进度管理的工具和方法,比如WBS、顺序图、甘特图、关键路径法、责任矩阵表和里程碑表等。由于项目团队有效地对项目工期和进度进行控制,获得了很好的效果,缩短了项目总工期,达到原定的项目时间目标,工厂按时开始量产,确保项目投资回报率和经济效益的实现,直接支持业务部门的长期发展战略。最后,本研究对“3M CJG工厂建设”项目工期和进度管理进行了一个总体评价,指明促使其成功的原因。 本研究还发现,“3M CJG工厂建设”项目在项目工期进度管理的过程中,特别关注团队内部的交流和信息沟通,对于一个跨国,跨职能部门的项目团队,有效的沟通是项目成功的关键因素之一。此外在项目团队中明确职责,并做好定期的项目里程碑进度汇报工作是保证项目按照项目工期进度计划顺利进展的有效控制方法。 本文的研究有助于在以后类似的工厂建设项目的工期进度管理上进行改善。 | |
| 英文摘要: | In this thesis, the study is focused on the project time management method for new plant construction project based on project time management theory. By doing the analysis on project activity definition, design, planning and management, the study model and management method are summed up respectively for the project activity breakdown, project activity sequence, project duration estimation, project schedule development and control. Firstly, the study introduces the basic concept and theory in regard to project time management, such as project activity definition, project activity breakdown and project activity sequence, project duration and resource allocation estimation, project duration development and project schedule control, etc. Then, a case study is conducted with "3M CJG plant construction” project. The detailed description and analysis are conducted on the project time management theory applied in this project, and how to develop and manage the project duration and schedule on the basis of the project activity defining, breaking down, and sequencing, meanwhile the related project schedule management tools and methods are used in each stages of this project, such as WBS, sequence diagrams, Gantt charts, critical path method, etc. As project team conducts the effective project duration and schedule management, the good result is achieved, the total project duration is under well control to meet the original project time target, and mass production is started up on time to guarantee the project investment payback and financial benefits, which directly support the business long-term development strategy. Finally, an overall assessment on "3M CJG plant construction” project duration and schedule management is given to indicate the reasons of its success. The study also emphasizes the importance of the internal communication and information exchange within the project team during the project schedule management for the "3M CJG plant construction" project. Effective communication is one of the key factors to ensure the project success, especially on the multi-national and cross-functional project team. In addition, specific responsibility identified within the project team and periodical milestone tracking and reporting management are the effective control methods to ensure the project schedule plan fully implemented during the progress. The study could help to make improvement on the project duration and schedule development and management in the similar plant construction project in the future. | |
