| 中文摘要: | 自2008全球经济危机以及随后所引发的欧债危机至今,虽然经济形势缓慢回升,但是企业生存环境却变的越发复杂。半导体芯片产业,作为全球工业发展的基础性产业,其产业环境也在进行着深刻的变化。 半导体行业具有进入、退出壁垒高、投资回报周期长、市场周期性波动大等特点。此外,在半导体行业,虽然行业内竞争对手绝对数量不多,但它们都是极具实力的企业,因此产业内竞争十分激烈。尤其是在近十年来,欧美国家所拥有的传统半导体芯片制造厂正在面临着越来越大的以台积电、富士康、三星为代表的亚洲半导体新晋厂商的竞争压力。与此同时,以中国、印度为代表的发展中国家也几乎同时宣布加大投入扶持本国半导体产业的发展。这必将导致未来半导体行业内的竞争必将愈发激烈。在如此激烈的竞争中,如何能够为企业制定能够扬长避亲同时尽量避免与其他企业正面竞争的战略对于公司在未来的生存与发展至关重要。 本文以飞思卡尔半导体公司作为研究对象,以战略管理理论为依据,从解决公司实际问题的角度出发。通过对公司内、外部环境分析,利用五力模型、能力资源分析、价值链分析、PEST、SWOT等工具对内外部环境分析结果进行量化分析,最终获得适用于公司未来发展的可行竞争战略集合。随后,本文采用定量化战略计划矩阵为工具对SWOT分析出的可行竞争战略集合进一步分析,按照对企业的吸引力指数进行排序,并最终确定企业所采用的竞争战略。最后、本文将对这些抽象的竞争战略落地,给出相应的实施方案以及保障这些方案成功实施所需要的组织设计。 | |
| 英文摘要: | Although global economy environment is recovering slowly since economy crisis happened on 2008,the market environment for the company comes more complicated than before. Semiconductor Industry, as the foundation of modern industry, is also facing a dramatic changes in its environment. The main features of semiconductor industry is high barriers to entry/exit, long investment returns cycle. Besides, the strong competitor arise very seriously competition to semiconductor industry. Especially, the rapid growth of Asia semiconductor companies is challenging traditional semiconductor company with their low price strategy. Meanwhile, developing country like China and India announced recently that they will increase the investment to the domestic semiconductor industry. Thus, the competition in semiconductor industry must become more and more intense. Consider current situation, to make a feasible competitive strategy for Freescale is very critical to the future growth of the company. This Thesis takes Freescale semiconductor as the object of the research. And the purpose of the research is to determine the competitive strategy for Freescale accord to the strategy management theory. The Thesis uses five forces model, capability and resource analysis, value chain analysis, PEST, SWOT as s tool for internal and external environment quantized analysis and then work out a set of competitive strategies. Then, this thesis use QSPM to rank those competitive strategies and determine company level competitive strategy. Lastly, this thesis will investigate about the implementation of the strategy and also investigate the organization changed accordingly. | |
