| 中文摘要: | JD天津公司的发动机工厂从2011年成立之初到现在已经有三年多的时间,一方面JD中国公司整车市场急剧下滑,生产出来的发动机没有出路,产量无法提升;另一方面组织结构不合理、职能流程和规则不清楚、跨部门合作困难、企业价值链不完整等一系列的问题,公司一些重要的战略因此难以得到很好的贯彻和执行。为了彻底解决这些问题,笔者在优化公司组织结构方面做了深入的探讨和研究。 本文首先介绍组织结构理论,对于不同时期的组织结构的形式、特点进行比较分析;然后对公司组织结构状况进行基本面分析,提出组织结构不合理的地方,针对职能部门局部结构设计与整体结构、整体组织与市场、批量需求与现有组织结构不匹配等关键问题进入深入的分析。最后,结合组织结构的设计原理,从职能部门局部结构设计优化、组织结构与市场匹配和批量需求等方面提出了改进公司组织结构的匹配优化方案。通过对组织结构进行再设计,实现部门组织结构的优化,改善部门之间的协作与沟通。同时,通过完善本公司的整体组织结构,把发动机从中间产品提升为最终产品,进而满足对用户对于供货需求的及时性,实现产品开发与市场需求接轨,最终建立一个能快速适应市场变化和满足市场多元化需求的组织结构。 本文的创新之处有两点:第一是对公司部门组织结构进行再设计,这对提高公司效率和实现经营目标具有可操作性和适用性;第二是不仅仅局限于公司部门内部结构进行优化,而且通过增设市场部和销售部,把整个组织放到市场、批量需求的大环境中,通过组织结构矩阵化、职能流程和职能规则合理化、公司信息化、产品标准化、产品开发本土化等一系列措施,对于改变发动机产品的市场定位、扩大市场份额、进一步降低零件采购成本都有着重要的指导意义。 | |
| 英文摘要: | JD Tianjin Company engine plant has been established for 3 years since its break ground in 2011. Now the factory is facing some serious issues. On the one hand, JD vehicle market has shrunk sharply in the recent 3 years, causing high inventory and low production volume. On the other hand, the improper Organizational Structure, unclear department process and rules, difficult cross function team work, incomplete company value chain, etc., which have caused important strategic implementation difficult to be executed. In order to get proper solutions, the writer has carried out a deep research on the OS optimization. The thesis starts with the OS theory analysis by comparing the evolvement process, specific formats, features and characteristics of OS in different periods. Then with the introduction of OS of JD (Tianjin) Company Co., Ltd, the issues caused by improper OS are deeply analyzed, especially the OS mismatches between department layout and factory operation, factory organization settings and market demand, mass production requirement and factory OS. Finally, with the introduction of OS design theory, multiple solutions through OS optimization by considering both market demand and mass production requirement are provided, including department layout re-organization, matching with market requirement, and meeting the mass production requirement. These solutions are supposed to meet the customer requirement of engine delivery on time, engine development matching with market requirement, and establishing a flexible and diverse organization. There are two innovative points in this thesis: the first one is the engine factory OS optimization which would be practical and beneficial for the engine factory operation; the other one is the OS optimization is not only limited to the engine factory internal restructure, but also considered adding the marketing and sales department to adjust the engine market definition, promote engine brand, expand the engine sales, as well as reduce the engine cost with the effort from supplier,which as an instructive strategic direction to the engine factory. | |
