| 中文摘要: | 摘要 C公司是C集团在华大型发动机及发电机组的生产基地,也是亚太地区的唯一生产基地。为了更好地适应市场需求,公司迫切需要缩短生产周期,降低生产成本,提高产品质量,进一步巩固市场竞争力。本文对C公司的质量管理现况进行分析,发现公司存在着缺陷停止能力不足、缺陷反复发生以及员工参与质量改进积极性低三个主要问题。在通过研究精益生产的发展历程直至精益思想产生的基础上,同时借鉴了ISO9000体系、全面质量管理、六西格玛管理等优秀质量管理理论,公司通过组织、流程和人力资源三方面的保障,消除价值流中的一切缺陷,推行全员参与持续改进活动,实现公司价值的最大化。 C公司根据精益思想中“消除浪费”和“持续改进”的原则,对现有质量管理模式进行改进,应用基于精益思想的质量管理模式,即推行控制源流品质、防止缺陷再发和持续改进的“铸就品质”活动。“铸就品质”活动首先从生产过程开始,提高了停止缺陷在流程组内的能力,而且极大地减少了缺陷再发的现象,从而大幅降低了质量成本。通过生产过程的成功实践经验,C公司还开始尝试将“铸就品质”应用到生产支持部门,以期取得质量改进的效果。 本文希望通过基于精益思想的质量管理模式的探索和研究,能够满足公司精益生产的需要,实现准时化生产的目标,缩短产品制造周期,为市场提供高品质的产品,不断地满足顾客需求。同时,也希望本文能够为相关从业者或研究者提供思路,通过不断优化和改进,使之成系统化和标准化的质量管理模式。通过使用基于精益思想的质量管理模式帮助企业强化质量管理,消除过程浪费,提高员工参与度,实现企业快速发展,提高企业核心竞争力。 | |
| 英文摘要: | Abstract As the production base of C Group in Asia-Pacific area, C Company produces large Engine and Generator Sets. In order to better adapt to market demand, the company eagerly need to shorten cycle time, reduce cost, improve quality and gain more competitiveness. The thesis finds there have three main problems existed in C Company through the analysis of current quality management status. The three problems are lacking stop ability of defects within process, occurrences of repeated defects and low involvement in quality improvement. The company had made a deep analysis on Lean Production, Lean Thinking and Quality Management Theories like ISO9000, TPM, 6 Sigma and etc. It achieves the great results of eliminating defects in value streams, high participation in continuous improvement and gain the maximum Corporate Value by the guarantee of organization, process and HR. C Company improves the quality management methods based “Waste Elimination” and “Continuous Improvement” principles of Lean Thinking. The company implements the Lean Thinking based quality management mode – “Built In Quality”. The “Built In Quality” is composed of Controlling QATS (Quality at the Source), Preventing repeated defects and Continuous Improvement. It is implemented in production process as a start and improves the “Stop” ability of defects within process, reduces the reduplicative defects, reduces Cost of Poor Quality. “Built In Quality” is started to trial in support functions using best practices learnt from implementation in production process. It is hoped that this thesis can help company to realize lean production, JIT, shorten cycle time, supply high quality product to meet customer’s need. Also, it is hoped that the thesis can provide thoughts to relevant practitioners or researchers to continuously optimize and improve the quality management mode to be systematic and standardized. At the meantime, it is also hoped that it can help enterprises strengthen quality management, eliminate wastes, improves employee’s involvement and get rapid development and gain core competitiveness. | |
