中文摘要:随着中国经济的迅速发展,单体企业向多元化集团企业转型已经成为市场趋势。作为集团化公司,对其成员企业实行人力资源管控是目前应用最为广泛的人力资源管理手段。然而,在当前的人力资源管理实践中,大多数集团总部担任的角色要么是对成员企业不闻不问,要么是一竿子插到底,这种管控模式在很大程度上制约了集团的发展。那么如何对集团化公司的人力资源管控模式进行改革,通过建立有效的人力资源管控,将集团的人力资源发挥最大的效用,最终实现集团化公司人力资源管理的规模效应以及协同效应,则成为了众多集团化公司所面临的重要课题。本文在对人力资源管控以及组织变革管理的相关理论进行深入了解后,选择了进行过多次人力资源管控模式变革的ZY集团作为研究对象。ZY集团作为集团化公司,无论采取完全顾问型,还是采取完全直管型都不符合集团化公司的管控需求,这正是ZY集团目前的人力资源管控模式面临的问题以及变革思路的局限性。本文结合相关理论,对ZY集团的人力资源管控模式、总部核心职能定位以及变革步骤进行了再设计,研究了如何将设计实施到变革过程中,并且阐述了变革工作能够给集团带来的价值。通过对ZY集团人力资源管控模式变革的研究,本文分析了人力资源管控模式变革能够成功的关键因素,以及对变革工作的持续跟进。 
英文摘要:With the rapid development of Chinese economy, the transition from the single firm towards the conglomerates is a marked trend. As the conglomerates, taking the human resource management for its member firms is the most wildly used method nowadays. However, in the current practice of human resource management, most of the group headquarters always act as two extreme roles. Either it is indifferent to its member firms or it controls the member firms totally. This kind of management-control model will limit the group development to a great extent. So how to reform the human resource management-control model, by establishing the effective human resource management, how to make the best use of the group’s human resource and achieve the scale effect and the synergy effect are a very important subject for the most of the conglomerates. In this thesis, the ZY group which experienced many times changes in human resource management-control model is used as the research subject after the deeply study to the human resource management and the organization change management theories. As the group company, ZY group cannot find the good method to meet the control need no matter taking the consultant model totally or managing the member firms directly. This is the problem of the human resource management-control model and the limitation of the reform ways. This thesis unifies relevant theories, redesigns the human resource management-control model, the core function orientation of headquarter, and the reform steps. And it studies how to design and implementation to reform process, describes the value that the reform can bring to the group. Through the study of ZY group’s human resource management-control model, this thesis analyses the key factors to the successful reform in human resource management-control model and continue to follow up the process of the reform.
