| 中文摘要: | 随着企业的不断发展,企业对于自身流程建设需求也越发强烈,流程标准化程度与管理规范性也逐渐成为一个企业“核心竞争力”的重要体现。流程是企业业务运转与信息流动的载体,是一个企业的“游戏规则”,也是促进业绩实现、防控经营风险的重要工具。如何使流程管理更有效,更切合企业发展需要,对于企业的健康发展至关重要。特别对于经济社会不断发展的今天,社会在进步、行业在发展、企业在演进,如何让流程管理更好的支撑企业发展,如何开展更加有效的流程管理正在成为更多公司不得不面对的课题。 沈阳华润置地在最近几年的发展过程中,流程管理面临着流程内容有效性差、流转效率低、员工不重视、执行不到位等诸多问题,本文从流程管理再造的理论研究出发,结合沈阳华置地流程管理现状开展流程管理再造方法研究,并从流程涉及各个方面进行管理再造,最终形成标准动作与管理手段——形成公司流程工作组,以部门流程半年及年度计划的形式明确流程评审发布、培训、信息化与检查的安排;运用绩效考核、月度会议与日常通报机制推动工作开展;通过信息化与定期检查加强流程执行;借助审批效率与质量分析促进效率提高及标准的建立;将流程管理与授权相结合、与风险防控相结合。让流程更加契合发展需要、有效防控风险,最终形成全员重视、高效执行、持续优化的管理体系,助力公司业绩实现与组织能力的提升。 | |

In the development process of China Resources Land Shenyang (CRLS) in recent years, process management is facing the problems: flow of content validity, low efficiency, poor circulation, employees do not pay attention, implementation is not in place, this paper study from the theory of process management reengineering, combining the process management status of The CRLS research management method of business process reengineering, and from all aspects of the process involves of management restructuring, eventually form the standard action and management tools——Forming process working group, issued to departments, half year and annual plan process in the form of a clear process to review training, information and examination arrangements; The use of Performance Appraisal, the monthly meetings and daily reporting mechanism to promote work; To strengthen the process execution through information and regular inspection by means of examination efficiency and quality analysis; Set up to promote efficiency and standard; To make the process more in line with the company's development, combined with the risk prevention and control. eventually form full attention, efficient execution, continue to optimize the management system, assist to achieve performance and enhance the organizational capabilities. | |
