中文摘要: | 近年来,在我国逐步建立社会主义市场经济体制、经济全球化和钢铁产业全面转型升级的大背景之下,市场竞争日益激烈,钢铁企业的微利时代已经来临,粗放型的生产管理模式已经不能够适应钢铁企业的经营管理要求。如何满足客户的个性化需求,按照客户要求准时交货,同时降低成本,是每个钢铁企业面临的课题。本论文主要围绕钢铁企业生产主流程的主要业务过程展开。集中一贯管控是从日本引进的一种管理模式,集中一贯管控是集权型管理中程度较高的一种形式。本文通过运用管理理论,对钢铁企业生产运营特点进行充分分析,确定企业管理变革需求和方向,从纵向集中管控和横向一贯管控两个纬度,分别进行管理机制、方法的设计,最终整合形成企业的集中一贯管控模式。本文中对推进过程应遵循的原则及应关注的问题进行探讨。实施集中一贯管控模式,应严格遵循对企业的内部管理状况和外部环境的进行科学分析的基础上,找出影响工作效率的业务板块短板加以改进,做出生产运营管理模式选择。 太钢是具有80年历史的传统国有企业,随着太钢实现大规模的工艺装备更新改造,目前已成为全球最大的不锈生产企业和国内最大的特殊钢企业.。但是,在生产规模不断扩张、产品高端化、顾客需求多样化、精益生产目标不断提升的情况下,带来运营效率、质量管控、生产计划与组织方式的诸多不适应。太钢在信息化系统一期上线运行的基础上,初步实现生产过程的集中一贯管控,并取得了一定的效果。本文中主要对太钢集中一贯管控模式未来升级规划的设计目标、框架、内部运作模式进行探讨。集中一贯管控是具有理论和实践支持的先进管理模式,目前,在钢铁企业已具备了实施必要性和实施条件。钢铁企业应以推进集中一贯管控模式为切入点,持续推进企业综合管理水平的提升,以市场需求、提升资源利用效率、降低管理成本。同时应结合本企业特点,探索适应自身需求的管理模式。 | |
英文摘要: | In recent years, a socialist market economy has been gradually established in China, world economy has been further globalized, and the steel industry has been undergoing a comprehensive upgrade and transformation. Under such a background, an new era for steel industry featured with increasing competition and micro-profit has arrived, where extensive production management model is not suitable any longer for steel enterprises. The challenging topics for every steel enterprise today are how to meet each customer’s needs, how to ensure delivery time, and meantime how to reduce production costs. The main business of this thesis mainly focuses on the main production process of iron and steel enterprises. Centralized management is a mode of management introduced from Japan, centralized control is a form of centralized management in higher. In this thesis, through the use of management theory, to fully analyze the production operation characteristics of the iron and steel enterprises, determine the enterprise management needs and direction, from the longitudinal and lateral control centralized control has two aspects, design management mechanism, methods, the final integration of centralized control mode of enterprise. In this thesis the advance process should follow the principles and attention problems. The implementation of centralized control mode, should strictly follow the enterprise's internal management and external environment is the basis of scientific analysis, business section of short board affect work efficiency improvement, make the production operation management mode selection. TISCO is a traditional state-owned enterprise with an 80-year history. TISCO implementation process equipment with large-scale renovation, has become the world's largest stainless steel production enterprises and the largest domestic special steel enterprises. However, the continuous expansion of the scale, in the production of high-end products, customer demand for diversification, lean production goals continuously upgrade, bring the operation efficiency, quality control, production planning and organization of many not adapt. TISCO in the information system based on the on-line operation, initially realized the centralized control of production process, and have achieved some results. This paper discusses mainly on centralized control mode of TISCO future upgrade planning design objectives, framework, internal operation mode. Centralized and consistent control is an advanced management mode with theoretical basis and practice support. It has been necessary and ready to implement such kind of management mode in steel enterprises today. The centralized and consistent control mode should be applied as a good tool by steel enterprises to promote their management level, meet the markets’ demands, improve resource efficiency and reduce management cost. At the same time, each enterprise should explore a suitable management mode depending on its own features. | |
