| 中文摘要: | LTE(Long Term Evolution,长期演进)是3GPP(The 3rd generation Partnership Project,第三代合作伙伴计划)近两年来启动的最大新技术研发项目,它被视为从3G 向4G 演进的主流技术。目前全世界的很多主要运营商都全力支持LTE的开发与应用。诺基亚西门子通信(Nokia Siemens Networks、NSN)天津公司,前身为摩托罗拉网络业务部门,主要负责无线基站和通信网络级产品的研发和生产,公司主要生产GSM,CDMA,LTE和核心网络产品。产品主要销往日本和北美,产品由工厂组装,测试并且直接发货到客户,为了达到客户的最佳满意度,工厂将质量立为生存之本。为了满足客户的需求,迅速占领市场,本公司研制的LTE产品马上投入生产,但是在规模生产的开始阶段,生产质量团队却发现了产品首次测试通过率即FTY(first time Yield)指标过低并由其导致产品的报废率超过了生产所设定的目标。针对此问题,公司管理层成立了相关的项目团队,并要求该团队能够迅速找到此问题的根源并制定方案加以解决。 本文针对LTE产品测试生产线所出现的关键问题加以介绍,并在解决问题的同时,详细阐述了诺基亚西门子公司所采用的质量持续改进的方法和著名的摩托罗拉六西格玛质量管理理念的应用,对后面采取的解决问题的方法作了铺垫。在本文中,项目团队使用六西格玛的DMAIC方法论来解决整个问题,并且在解决问题的同时,大量使用统计流程控制(SPC)相关知识来进行科学有效的分析。通过问题的定义阶段,测量阶段,分析阶段,改进阶段并最终在控制阶段防止问题的再次发生,最终完成了提高首次测试通过率的目标并优化了生产流程,提高了产品质量。此外,本文也对在生产控制及解决问题时所采用的生产流程和产品质量改进的常用工具进行了较为具体的说明。本文所介绍的解决问题的全部过程是围绕六西格玛的DMAIC方法并结合项目管理方法来进行实例阐述的,这对其他新产品制造生产的质量管理实际工作有着很大的指导意义。 | |
| 英文摘要: | LTE (Long Term Evolution, LTE) of 3 GPP (The 3rd generation Partnership Project), is the biggest new technology research and development projects in recent Years, it is seen as the mainstream tech of The Evolution from 3G to 4G. The current global mobile communications industry place high hopes on LTE, looking forward to this technology can enhance the ability of the sustainable development of mobile communication industry. At present, the LTE has been supported by many global mainstream Mobile telecom carriers. Nokia Siemens Networks Tianjin factory is original MOTOROLA network business division. The company mainly manufacture BTS and Network components for wireless telecommunication system,also do related R&D. Factory mainly produces the GSM, CDMA, LTE and core network products. Products are mainly sold to Japan and North America,customers are mainly KDDI telecoms firms in Japan, Verizon and Sprint telecommunications companies in the United States. Products is build, test in the local factory and delivery directly to the customers, in order to achieve the best customer satisfaction, the factory will be relying on quality for survival. With the popularization and development of communication technology, the company is constantly developing new products, the company's customers are also very need to increase or upgrade the corresponding product. In order to meet customer demand, occupy the market quickly, the factory put LTE products into production immediately, but at the beginning of the scale of production, quality team found that the FTY (first time yield) index is low and caused the production scrap rate is more than the set target. Focus on this problem, the company established the related project management team, and request the team was able to quickly find the root cause of the problem and solutions for it. In this paper, we will talk about some key issues of LTE product in testing production lines, meanwhile, we elaborated Nokia Siemens continuous improvement quality methods and the famous Motorola Six Sigma quality management concepts .In this article, the project team used Six Sigma DMAIC methodology to solve the whole problem, and while solving the problem, use the statistical process control (SPC) to analyze the problem. By definition stage, measurement stage, analysis stage, improvement stage and in ultimately control stage to prevent the problem from happening again, finally completed the first test objectives by improving the rate and optimize production processes, improve product quality. The commonly used tools of production process and product quality improvement is the most effective tools for production control and solve the problem, We also made a detailed instructions in this paper. Problem-solving process is base on the Six Sigma DMAIC methodology and project management methodology. It has a great guiding significance to the other new product in manufacturing and quality management. | |
