中文摘要: | 随着全球经济一体化的进程,当前中国已经成为全球制造中心,世界的采购中心。2009年中国汽车生产超过1000万辆,达到1379万辆,超越日本成为世界最大汽车生产国。汽车制造业作为传统的行业发展已经越来越成熟,管理越来越全面,同时竞争也越来越激烈,随着全球汽车企业建设进程的加速和中国市场的快速崛起,市场的快速扩容和越来越大的市场潜力,中国已经成为汽车巨头们的必争之地,随着汽车销量增长趋势趋稳,市场竞争加剧,企业开始越来越重视‘开源节流’对于企业的重大意义。采购的利润杠杆作用是重中之重,采购成本降低一个百分点,企业的利润率将提升10%左右。对于汽车制造业,物料库存平均占公司总资产的20%,有效的物料管理、降低企业库存对企业利润的提升具有非凡的意义。 本文在研究物料管理及其采购管理理论的基础上,结合S公司在相应管理过程中存在的问题,深入探讨与设计公司的物料管理体系和采购管理及ERP系统的持续改进问题。其中物料管理主要分析物料分类管理,物料相应的库存管理及每种物料类型的定价模式。采购管理主要探讨采购管理体系、价格管理体系,通过对管理体系的设计与优化,使流程更加高效、顺畅、分工明确,以解决公司目前存在的问题。在管理细节上,本文思路将基于Kraljic模型等理论模型对S公司物料进行科学分类,并结合战略采购法、招标采购法、询价比采购法和框架协议法等理论探讨物料采购科学化管理,最后结合价格对比法、价格成本分析法、最优价格比法、产品生命周期成本分析法和EOQ批量订货法构建公司采购价格管理体系。最后一节重点探讨ERP的应用与持续改进,意在突出ERP对当今汽车制造业的重要意义与现实功效,通过对ERP系统的持续改进,使公司保持高效的应变能力。 通过本文研究,我们希望能借鉴S公司在管理上的优势,并结合公司存在的管理问题进行相应的解决方案的研究分析,进一步探讨其解决方案与优势在行业内推行的可行性,为行业物料及采购管理做出一点贡献。 | |
英文摘要: | With process of global economic development, China already became the center of global production and global purchasing. There are more than 10 million vehicles produced in 2009,to 13.79 million vehicles in China, became the biggest automotive production country in the world and exceed Japan. As traditional industry, automotive got more and more mature development, professional management and more competition. With global vehicle enterprise development process enhancement and China market get dramatic increasing; enlarged market and potential development space, China already became the most important market for all of the most famous automotive company. With automotive development, company start to pay more focus on “Saving” in process of business operation. Purchase is the key point of management, decreasing one percent will lead more 10% profit for company. For Automotive industry, material stock stand by 20% of company total asset, efficient stock management will lead key role for company profit.Analysis and discussion should base on material management and purchasing management theory, combine with management problem, deeply analysis and design material management system and purchasing management system, then discuss ERP continuous development. Material management mainly analysis material classification management, stock management and pricing management. For purchasing management, we will focus on discussion and analysis purchasing management system, pricing management and optimization business process and clarify assignment to solve current problems. For management, material classification should base on Kraljic module, together with strategy purchasing, quotation purchasing, bidding purchasing and son on. For price management, we will take QAF(quotation analysis form), cost comparison and so on. The last sector, we will analysis ERP development and application for company business development requirement. By the deeply analysis, we hope that we can share S company successful experience and business solution and problems analysis, process design with other company and hope that our analysis can make come contribution to whole industry. | |
