中文摘要: | EPC模式是指业主把一个项目委托给一家工程公司,工程公司按照合同约定对工程项目的设计、采购、施工、试运行等工作进行承包。EPC 是起源于美国工程界的词语,它是Engineering、Procurement、Construction三个词的英文缩写。国内习惯译为设计、采购和施工。在EPC 模式中,Engineering 不仅包括设计院具体的详细设计工作,而且还包括对整个项目的总体策划工作;Procurement 也不单单指采购建筑物内的暖通给排水设备材料,而更多的是指专业设备、材料的采购;Construction 翻译成“建设”包括土建施工、安装施工、联动试车、技术培训等工作。EPC模式近几十年来受到业主普遍欢迎,国内外的工程专家的经验是:业主要使工程顺利实施,加快进度,在设计、采购、施工阶段合理交叉,最好采用EPC模式。神华包头煤制烯烃项目总投资170亿元,采用中国自主研发的DMTO专利技术,是世界首套60万吨/年煤制烯烃示范项目。其中气化装置EPC项目具有技术新、难度大、规模大、周期紧、质量要求高、投资大的特点。本文以神华包头煤制烯烃气化装置EPC项目时间管理为案例,通过回顾所学项目管理理论知识及进度控制的相关原理,结合气化装置EPC项目实际情况,分析了气化装置EPC项目在进度计划和控制方法的独特性,提出根据气化装置EPC项目实际情况做工作分解结构和编制进度计划,运用关键路径法CPM确定关键路径找出了关键工作,并确定了总工期,运用S曲线监测、比较分析实际进度与计划进度,采用PDCA的方式进行项目进度控制,对气化EPC项目的建设进行时间管理。在气化装置EPC项目实际运行中逐步改进完善,达到了良好的效果,验证了上述方法的正确性和有效性。随着我国不断鼓励煤的清洁高效利用,煤制烯烃是公认和可行的发展方向,气化装置又是煤制烯烃的核心装置,本文对今后的气化装置EPC项目时间管理具有积极的参考意义。 | |
英文摘要: | The EPC mode is the owners have commissioned a project to an engineering company, the engineering company in accordance with the contract, engineering, procurement, construction, commissioning work. EPC is originated in the American engineering words, it is Engineering, Procurement, Construction three words English abbreviations. We translate “design, procurement and construction” in China. In EPC mode, Engineering not only includes the detailed design work of Design Institute, but also to the entire project overall planning; Procurement also does not just refer to the procurement of building HVAC plumbing equipment material, it is more professional equipment, materials procurement; Construction including civil construction installation, commissioning, technical training work. EPC mode in recent years has been widely accepted by the owners, domestic and foreign engineering expert experience is: the owner mainly to smooth implementation of the projects, accelerate progress, reasonable cross in engineering, procurement and construction stage, the best choice is EPC mode. Shenhua Baotou coal to olefins projects with a total investment of 17 billion Yuan, the owner use the independent research and development of DMTO chinese technology, is the world's first 600000 tons/year coal to olefins demonstration project. The gasification unit EPC project with the characteristics of new technology, big scale, large technical difficulty, high construction requirement, short construction period and large investment. In this paper, project time management for Shenhua Baotou coal to olefins gasification unit EPC project as the case, through the review of related theory of theoretical knowledge of project management and schedule control knowledge, combined with the actual situation of gasification unit EPC project, analysis of the unique of gasification unit EPC project schedule plan and control method, according to the actual situation of the gasification unit EPC project, establish the WBS and project schedule, use the critical path method( CPM ) to determine the critical path and find out critical work, and to determine the total time, the use of S curve monitoring, comparison and analysis of BCWP and BCWS, strict monitoring. We use the PDCA mode (Plan-Do-Check-Action) to control the project schedule. In the actual operation of the gasification unit EPC project gradually improved project schedule, achieved good results, to verify the correctness and effectiveness of the proposed method. With the high efficient utilization of China continued to encourage clean coal, coal to olefins is recognized and feasible development direction, gasification unit is the key unit of coal to olefins plant, this paper has a positive reference meanings to the gasification unit EPC project time management. | |
