| 中文摘要: | 供应管理作为企业特别是现代企业关键管理职能之一,是企业能否具备核心竞争力而持续取得市场成功的关键因素之一。特别是对于制造企业而言,采购成本基本占到公司总体运营成本的60%-90%,由此可以看出供应战略的正确制定和实施,是各企业能否准确掌控产品总体成本,实现按需、保质、按量、准时供应,满足市场多样多变的要求,实现公司整体战略的根本保证。 本文以探寻供应战略化管理对跨国企业的重大意义为题,着重论述了以约翰迪尔中国为代表的大型跨国公司在不同国家开发全球的战略市场过程中,供应战略的制定实施对企业适应激烈的市场竞争,实现企业市场战略持续成功的作用和影响。首先,根据供应链管理、战略管理等基础理论及发展现状,通过总结供应战略管理在一般企业中运用和发展过程中存在的问题,突出了供应战略管理的重要性及面临的新课题,从而提出了本文的研究内容。然后依据在华跨国公司经营运作特征、供应需求及外部环境风险和国内供应商普遍存在的优势与不足等问题等进行了剖析,依据跨国企业市场战略需求为目标,总结出当前在华跨国企业供应战略管理的三个重点方向:清晰的供应管理战略及相应的职能管理部门、以网络为基础的标准信息管理工具和供应风险管理。接着以约翰迪尔中国为具体案例介绍了约翰迪尔公司的概况以及在华发展的市场战略,列举了当前供应基础存在的各种问题,结合以上述的供应管理重点方向为主要精髓的供应战略管理,包括:供应商整合战略、供应管理部门重组、战略供应商关系管理、以网络为基础的标准信息管理工具的广泛推广实施、供应商表现评价体系、供应商潜在的风险管理等,归纳了通过上述战略的实施约翰迪尔中国在供应管理方面取得的成果。同时,根据跨国企业未来发展趋势和信息数据管理技术不断提高,指出了供应管理新的管理方向,即文化差异管理,供应链整体成本管理和量化的风险管理。 本文以约翰迪尔为例对跨国企业在华供应管理战略为论题总结了对供应链的需求目标和管理战略,对国内的企业今后向国外扩展业务有着一定的借鉴作用。同时,对国内的企业如何理解、适应跨国企业的管理战略并建立更加良好的业务关系有一定价值。 | |
| 英文摘要: | Supply Management as one of the critical functions of enterprise, especially to modern manufacturing enterprises, it has been recognized as one of the metrics to measure if enterprise has its own competency to have continuous success in market. It has been discovered that the total cost of purchased material and services accounts for 60%-90% of total product cost, especially to manufacturing companies. From this point, we know how critical it is to manufacturing industry on outlining right strategy of supply management, and getting it executed appropriately in place to realize on time delivery, good quality and total cost goals, finally to meet various and changing requirement in the market. In this thesis, it takes John Deere China as example to addresses the impact and effect of outlining and executing supply management strategies when cross-national companies explore and develop brand new markets, struggle in tough markets competition. At first, it summarizes the current issues in some companies when they develop and execute their supply strategies in terms of basis theories like supply chain management and strategy management, it emphasizes the importance of right supply management strategy to companies, also the brand new issue they are facing now, so that it brings out the theme of this thesis. Then depending on typical features of cross-national companies, its supply demand and the risk of external environment they are going to meet with, also considering current advantages and disadvantages of China local supply base, it concludes that there are 3 critical directions of supply management in current cross-national companies, they are clear supply strategy and aligned supply management functions, web-based common tools and supplier risk management. Then it takes John Deere China as an example to introduce the market strategy in China, also list out the issues which current supply base has, then it outlines and executes the strategy of supply management as it mentioned on the above, the strategy includes supplier integration, team reorganization, strategic supplier relationship, and web-based common tools, supplier performance management, supplier compliance risk, etc. Finally, it concludes the achievement after these strategies executed in Deere China. Meanwhile, it predicts the future direction of supply management strategy based on the development tendency of cross-national companies and IT technology evolution, it includes culture variance management, total acquisition cost and quantified supplier risk management. This paper illustrates the supply strategy and specific demands of cross-national company like John Deere, it will be beneficial to local companies who plan overseas market expansion, also good to local companies who want to develop business with cross-national companies in China. | |
