| 中文摘要: | 随着社会的发展与科技的进步,对产品的需求开始出现细分呈现出了极大的多样化,单一的标准化的产品已经不能满足人们的物质需求与创新的需要。激烈的市场竞争,迫使企业不得不关注客户差异化、多样化的需求,以订制生产的方式来满足客户,定制化的产品越来越受到客户与市场的青睐,具备定制化产品的生产能力已经成为企业获取竞争优势的一种重要手段。定制产品作为具备创新性、时间性的项目产物适合采用项目管理的方法,同时定制产品的研发论证、试产试制的周期远远短于常规产品,加上定制产品项目的在技术、制造方面的不确定性,所以在定制产品项目中我们要更加注重项目的风险管理。本文结合L公司定制产品项目的实际,通过对L公司定制产品项目的介绍与分析,定制产品项目现存问题的介绍与分析,依据全面的项目风险管理理论以及项目生命周期理论,通过专家经验法与头脑风暴法对L公司定制产品项目中存在的风险与潜在的风险进行系统、全面的识别,并对已识别的风险按照项目的各个阶段进行了归纳整理。通过对已识别风险的可能性与严重性的分别度量,我们得到了基于两项风险度量结果相乘的风险综合度量结果,整理出了项目风险重要度排序。根据风险的综合度量结果,结合项目自身的资源状况、约束条件以及风险承受能力,我们按照项目阶段逐一制定了项目风险的应对措施,并具体的开展项目风险控制措施,提出了项目每阶段的控制目标、控制措施。本文结合L公司定制产品项目的实际,从项目全过程、全要素、全团队、项目环境四个方面进行了全面的风险识别,并对定制产品项目中变更风险、信息传导风险进行深入的论述,提出有效的风险应对与控制措施。同时本文还需在今后的研究中继续研究定制产品项目的风险关联性度量以及动态的风险监控方法。 | |
| 英文摘要: | With the development of society and scientific technology, the demand for the product to be subdivided shows a great diversity. Standard single products have been unable to meet the needs of people's material demand and innovation. The enterprises are forced by the fierce market competition to focus on customer differentiation, diversification of demand and use the customized mode of production to satisfy the customer. Customized products are gaining more and more customers and the favor of the market and the production capacity of enterprises has become an important means to gain a competitive advantage. As innovative customized products and timeliness of project products, they are suitable for project management approach. Customized product development demonstration pilot trial period is much shorter than conventional products. Moreover, due to uncertainty of customized product items in technology and manufacture, we have to pay more attention to risk management. This paper, combined with the actual situation of customized product project in L company, the introduction and analysis of L Corporation product and introduction and analysis on the existing problems of customization product project, according to the comprehensive risk management of the project, and the project life cycle theory, by expert experiences and brainstorming on the risk in L project of customized products with potential risk identification system, comprehensive, and the identified risks in each stage of the project are summarized. By measuring the likelihood and severity of the identified risks, we get the two risk metric results multiplication based on comprehensive measurement results, sorted out the project risk importance ranking. According to the comprehensive results of risk, combining with project's resources, constraints, and the ability to bear risk, measures are made in accordance with our project phase one by one to establish the project risk, and specific risk control measures are carried out and the control objectives and measures in each stage are put forward as well. In this paper, combined with the actual product project in L company, the risk identification comprehensively from four aspects is undertook, including the whole process of the project, total factor, whole team, project environment. Besides, customization product project change risk and information transmission risk were discussed and the risk response and control measures are also put forward. At the same time, this paper also needs to continue to study the customization project risk correlation and dynamic risk monitoring methods in the future research. | |
