中文摘要:自从2002年质量管理体系ISO/TS16949开始作为一个管理标准在汽车行业推广使用以来,这一标准已经越来越广泛的被整车厂及零部件企业所应用。APQP(先期产品质量策划)作为其核心的组成部分,广泛应用于新产品开发和项目管理的过程中,成为一个指导性的流程文件。如今,绝大多数整车厂都能够接受供应商根据ISO/TS16949的要求进行管理,但由于其各自有不同的管理体系和要求,往往还需要满足其特殊要求,来进行项目管理活动或者文件准备及提交,如何能够将APQP的要求与不同顾客的特殊要求更好的整合,是很多企业研究的一个课题;与此同时,企业内部对于新项目开发也需要有一个全面的管理和有效的监控,如何将APQP要求更精确的指导项目管理活动,使其更具有可操作性,也是很多企业将其转化为内部特有的流程性文件而加以管理的原因。 本文就如何在企业中根据APQP的要求进行有效的项目管理进行讨论,并且以其在TA公司的运作作为对象进行研究。首先对APQP的理论及其在ISO/TS16949质量管理体系中的基本要求进行了介绍,并对行业内几个主要企业(整车厂)的管理体系和特殊要求进行了回顾,说明APQP在汽车零部件企业中应用的动因;然后引入TA公司作为实例,进行企业内部实施APQP的讨论,着重分析TA公司APQP运作要求和方法,对于影响项目进度的四个风险提出解决的方案;随后,进一步就项目管理中的几个关键环节,包括成本、时间、采购、质量等的问题及其管理方法进行研究讨论,提出了一些建议;最后,为项目的阶段性总结和报告提出了一些建议方案。本文希望对一些汽车或非汽车行业的企业,其APQP尚不尽完善或在运作中存在问题的情况下有一定参考作用。  
英文摘要:ISO/TS16949, a quality management system, which started in the automotive field from 2002, has been increasingly adopted by companies as a management standard. APQP (Advanced Product Quality Planning), a core part of ISO/TS16949, has become a guidance procedure, used widely for new product development and project control. Management according to ISO/TS16949 is today adopted by the majority of global automotive constructors and suppliers; however, as each tend to have their own individually tailored management system and requirement, suppliers need to perform project related activities and prepare document submission following the specific requirements of each customer. How to integrate APQP and customer specific requirements has become a topic of investigation by many enterprises. New projects need to be well-managed and effectively controlled, how to make APQP requirements a more precise and operational guidance is the reason why companies convert it into a management document as an internal procedure. This thesis discusses and investigates how to make efficient project management according to the requirements of ISO/TS16949 in an enterprise, and take the running of APQP at TA Company as the subject of investigation. Commencing with the introduction into TA Company the basic theory of APQP and the fundamental requirements of ISO/TS16949 management system, and then tailoring this to fit the specific individual requirements of its various main customers (car producers), in order to effectively apply the process of APQP in the automotive field. Then, using TA Company as an example, to discuss the procedural implementation of the APQP process, and bring solutions to four major risks which impact project timing. The following discussion is based on several key factors of project management, including cost and budget management, launch timing, purchasing, and quality, additionally proposing resolution to some of the current challenges. Finally, provide proposals based on project summary and reporting. With this discussion and investigation, it is hoped that automotive or non-automotive companies with incomplete procedures, or facing control challenges, may obtain helpful guidance and solutions.
