中文摘要: | A公司十年前是一家车队,总共有30多部车,在天津港给客户提供集装箱运输业务.经过十几年的沉淀和积累,挫折和前进,于2010年正式成立物流公司。经过三年的发展,业务虽有所增长,但增长速度并不理想,公司希望通过扩大整体业务规模来提高抗风险的能力,并降低各方面的均摊成本,虽几经努力,可愿望很难实现。目前我国物流业正处在初级阶段的发展时期,增速较快,年均增速达到16%以上。而且,我国社会经济的发展对于物流的依赖性也非常强,也就是说随着我国经济的高速发展,物流业还具有广阔的发展空间。2001年天津港货物吞吐量突破1亿吨,2010年突破4亿吨,集装箱吞吐量突破1000万标箱,跻身世界一流大港行列。2011年,天津港完成货物吞吐量4.53亿吨,世界排名第四位;完成集装箱吞吐量1159万标准箱,集装箱吞吐量世界排名十一位。 在天津港发展物流服务业具有得天独厚的优势。当然随着现代物流业的快速发展,企业间的竞争异常激烈,对物流服务的要求不断提高,给物流业也提出了新的挑战。 A公司究竟如何才能按照理想的状态发展呢?公司里有多名行业经验丰富的人才,具有丰富的物流知识和现场操作经验。他们对于如何拓展业务想法很多,但很难达成一致,产生很多争论。 通过对A公司深入、细致的调查,结合所学的管理学理论,运用科学的分析工具和方法,对A公司进行深刻的剖析,本论文提出建立整体成本领先/差异化业务发展的战略,以及保证战略管理过程顺利执行的措施和方案。本文先对战略相关的理论和分析工具做了简要介绍。根据企业进化五阶段理论,来判断A公司目前应该在战略上做什么。根据战略管理过程理论确定公司应该在业务层进行战略规划。利用价值链、波士顿矩阵、五力模型、SWOT分析等工具,对A公司的内、外部环境和资源进行分析,得出最适于A公司的业务层战略——整体成本领先/差异化战略。对于A公司来讲,更重要的是如何实施执行战略,如何保证战略方案的顺利执行,以及战略实施过程中,出现问题怎么处理。本论文提出了一整套方案,设立了战略目标和愿景。并希望能够通过此战略的实施,提升A公司的运作能力和竞争力,完善A公司的组织架构,为A公司的进一步发展打下良好的基础。 | |
英文摘要: | A company was a trucking fleet 10 years ago with totally more than 30 trucks, providing trucking services to their clients in Tianjin Seaport. After long time knowledge and experience accumulation, they set up a company in 2010. After three years’ development the business scale is not as good as they expected which was big enough to ensure the company stable and cost economical. Our current logistics industry is on the developing stage, the developing speed is faster than 16% every year which is very fast in the world. And our economic development heavily depend on logistics development, that is to say, with the fast development of economy the logistics has huge potential development space. In 2001, the cargo volume throughput reached 100 million metric tons, and in 2010, the volume reached 400 million tons,containers throughput reached 10 million TEUs got in the top list of world biggest seaports.in 2011, the throughput volume is 453 million metric tons ranked No. 4th in the world. The container throughput is 11.59 million TEUs, ranked No 11th.developing logistics industry in Tianjin Seaport has natural advantages.certainly the competition among enterprises will be fiercer and fiercer with the the modern logistics development.in return,the competition trend will force logistics to improve continually. How A company can develop as they planned and expected?There are several talents with rich industry experience, both on knowledge and on site handling, in the company.they can not reach a consensus on how will they develop their business, even has arguments.through deeply and carefully research on the company,using the scientific analytic tools and methods,worked out the cost leadership/differentiation business developments strategy and the measures and solutions for implement the strategy smoothly. This thesis simply introduced the theories and analytic tools about strategy.based on the five stages of enterprise evolvement to judge what actions should the company take,ensured the business strategies according to strategic management process theories.using the value chain,BCG matrix,the five-force model and SWOT analytic tools to analyzed the inner,outer environments and their resources,got the best suitable business-level development strategy--integrated cost leadership/differentiation strategy.for A company,the more important thing is how to implement and ensure the implementation deploy smoothly and how to cope with the matters happening in the implement process.this thesis provide a set of solutions,set up strategy targets and vision.hope the company can improve their operation capability,competitiveness and organization structure via the strategy implementation,to form a better foundation for their future development. | |
