| 中文摘要: | 随着经济的突飞猛进,顾客的消费水平日益提高,其面临的市场选择机会变得更加成熟和细致,不仅提出了个性化的需求,而且对供应商的响应速度也更加敏感。基于多品种、小批量、按单生产的BTO供应链模式是一种创新性的供应链管理战略,实现了对供应链能力的优化配置,它能够满足客户的个性化需求,提供稳定可靠的产品质量,实现产品的快速交付。船用配件行业具有多品种、小批量的特点,其生产和销售模式是典型的按单定制模式。近年来造船业的快速发展,为服务于造船业市场的船用配件提供了良好的发展机遇,与此同时,更多企业的加入也导致了船用配件业的竞争日趋激烈,如何在竞争中处于主动地位,赢得客户的青睐,成为企业关注的热点问题。本文以船用配件企业这个特殊的行业为背景,以Fidelity公司为例,以按单定制供应链为研究对象,通过详细分析Fidelity公司目前的组织结构及供应链现状,提出了现有的供应链模式难以满足多样化、多变性的客户需求。而基于客户需求驱动的按单定制供应链模式是一种更加高效、灵活的模式,文章根据这种创新性的供应链模式有别于传统供应链的新特征,提出了Fidelity公司实施按单定制供应链模式的动因。通过探讨按单定制供应链的核心内容,包括采购流程中的供应商管理、采购质量控制以及信息技术的应用,生产流程中的延迟差异化策略和外包策略,配送流程的共同配送模式和第三方物流提供商的选择问题,构建了Fidelity公司按单定制供应链模式,并总结出按单定制供应链的主要目标是设置合适的组织结构,基于客户需求设计最佳的产品结构,选择合适的供应商,实现成本最优化,采用最优的信息系统对按单定制供应链的订单流程进行整合。最后基于以上目标,提出了Fidelity公司成功实施并长期运行按单定制供应链模式的企业保障机制。 | |
| 英文摘要: | With the rapid development of economy, the customers' consumption level rises increasingly and the market choices become more mature and detailed. As a result, the customers not only put forward much personalized demand but also become more sensitive to the supplier’s response speed. Based on the characteristic of multi- varieties ,small batch and producing-to-order, BOSC model is a kind of innovative supply chain management strategy, which achieves the optimized configuration of the supply chain capability, meets the customers’ personalized demand, provides a stable and reliable product quality and realizes the rapid delivery of products. Marine fittings industry has the characteristic of producing many varieties, producing by small batch and the production and sales model of it is a typical build-to-order model. In recent years, the rapid development of shipbuilding industry has provided a good opportunity for the development of marine fittings companies that serve the shipbuilding market. At the same time, the entrance of more enterprises has also led to a more and more intense competition in the marine fittings industry. How to take the initiative in the competition and win the favor of customers has become the key issue focused by the enterprises. In this paper, we take marine fittings companies as the background, Fidelity Company as an example and build-to-order supply chain as the research object. Through detailed analysis of the current organizational structure and supply chain situation of Fidelity Company, we put forward that the existing supply chain model can’t meet the various and changeable customers’ demand. Build-to-order supply chain model driven by customers’ requirements is a more efficient and flexible model. According to the new characteristics of this innovative supply chain model which is different from the traditional supply chain, we propose the motivation of Fidelity Company’s implementation of build-to-order supply chain model. Through the discussion of the core content of build-to-order supply chain, including supplier management, procurement quality control and the application of information technology in the procurement process, delayed differentiation strategy and outsourcing strategy in the production process and joint distribution model and the problems of third party logistics providers selection in the distribution process, we construct the build-to-order supply chain model for Fidelity Company. In addition, we summarize the main goal of build-to-order supply chain model, which includes setting the appropriate organizational structure, designing the best structure of products based on the customers’ demand, selecting suitable suppliers, achieving cost optimization, integrating the order process of build-to-order supply chain using the optimal information system. Finally based on the above objectives, we propose the enterprise security mechanism for Fidelity Company to successfully implement build-to-order supply chain model and to operate it in the long-term. | |
