中文摘要:审视经济全球化、金融业市场化、客户要求多元化、科技金融创新发展等多重因素影响,各国金融保险企业呈现跨业融合发展向综合经营转型的趋势。为迎接国际金融行业带来的经营挑战,二十世纪以来中国保险金融企业经营模式受其影响持续深化,纷纷推进自身向金融集团发展,搭建多元化金融保险集团结构,向实现统一平台向客户提供银行、投资等金融多元化服务和产品的融合,为所属业务创造规模效益的方向发展。我国大型保险企业首先将面临综合经营的运营支持能力问题,目前的运营平台还处于初期分业集中阶段,如何进行稳健且快速匹配综合经营的运营模式改革,成为亟待研究的课题。本文旨在以A保险金融集团公司为研究对象,以其面临的当前发展的内外部环境及重大历史沿革为依据,以企业战略管理、运营战略/管理、企业组织机构改革、企业业务流程再造等相关理论基础为指导,参考借鉴国外成熟同行业发展规律,以A保险金融集团公司在综合经营的战略下改革进程中的深化中后台改革为蓝本,深入剖析其运营模式改革的优化集中实现共享服务构建过程,针对保险金融集团的运营改革面临的风险管理难度大、客户需求多元化、标准化程度低、业务流程重造及IT系统要求高等专业特点,通过建立中台组织及差异化的后台改革策略,以平稳实现集中运营的实施方法和途径进行充分阐述。向以保险为主业的国内金融集团企业提供应对内外金融业竞争压力,向综合经营过渡的运营改革思路,从标准化和集中运营的梳理开始,逐步向共享服务转型, 就其中运营改革战略实施中的中后台的组织构建规划、业务流程再造、系统改革方面提出了建设性的意见。 
英文摘要:With the influence of global economic integration, financial liberalization, information technology innovation and other multiple factors, the international financial industry presents the developing trend from cross-business operation to integrated business operation. In order to meet the challenges from international financial industry, Chinese financial insurance industry is continuously deepening its integrated business model since the twentieth century. Many of the financial insurance companies develop themselves to the role of a financial group and construct the diversified financial insurance group structure at the same time. With the purpose of generating the economy of scale, they would like to build a unified platform which provides the customer with diversified integrated financial product and service, covering banking, investment, etc.. Due to the current operating platform is still in the divided and concentration operation period, Chinese large insurance enterprises will firstly face the problem of integrating operation in terms of operation support capabilities. As a result, how to match the integrated business with business model reform in a robust and rapid manner has already become an important topic to be solved for domestic financial group company. This paper chooses A Insurance (Group) Company of China, Ltd. as the research object. On the basis study of company’s significant reform history and the current internal and external developing environment, this paper uses corporate strategy management, operation strategy management, enterprise organization reform, business process reengineering and other related theories as the guidance; mature foreign insurance industry development rules as the reference; the 3rd round middle and back-stage reform in terms of integrated financial strategy reform processing as the blueprint. It will dive deeply in the building process of operational model’s optimization and centralization and corporate shared services as well. Meanwhile, with regard to the professional characteristics such as risk management difficulty, customer needs diversity, low degree of standardization, process reengineering and higher IT system requirements, this paper will fully illustrate implementation methods which aimed at realizing centralized operation smoothly by establishing middle-stage organized and back-stage reform diversified strategy. Furthermore, it will provide insurance-based domestic financial group enterprises with some operational reform ideas so as to deal with the competitive pressures from internal and external financial companies and to transit the company operation into integrated operation. More specifically, it proposes some constructive suggestions which focus on the middle and back-stage organization planning strategy, business process reengineering and system reform while starting from combing the standardization and centralized operation and the way to the shared service transformation.
