中文摘要: | 新世纪以来,受益于房地产业的发展和国家扩大内需的政策,我国电梯产业取得了迅猛发展。繁荣的市场带动了需求的不断发展,电梯产品由过去的趋同化转向了定制化。定制化趋势要求不断提高制造的柔性,而市场容量的迅速增长又要求不断扩大规模,双重的压力让电梯制造商现有的生产体系难以应对。在不断的摸索中,一些电梯制造商尝试了一种新的模式,即:由自身工厂提供电梯的标准部分,电梯的定制化部分则在后期的工地工程阶段通过柔性的外部采购获得,将产品的最终定型从工厂推延至项目工地。后期的定制化采购即称之为工地项目采购。这样的模式从功能上兼顾了制造的规模和柔性,但是独立于自身工厂之外的性质以及工地复杂的项目环境,使得工地项目采购处于多重业务风险的交集。 本文以奥的斯电梯公司为例,研究其工地项目采购的风险识别与应对问题。奥的斯电梯公司的工地项目采购不是一项制造型企业的传统职能,而是根据市场需求和行业特点应运而生的新职能,在管理上也与传统制造型企业的采购职能有所不同。作为一种项目采购,奥的斯电梯工地项目采购的管理兼有采购管理和项目管理两个方面的规律,相应地也面临两个方面的风险。本文在对奥的斯电梯公司工地项目采购的组织形式、业务职能和内部管理等方面进行分析研究的基础上,详细描绘了其业务的具体情境,通过理论分析结合访谈调查的方法识别其中的风险,并有针对性地研究风险应对措施。总体上,本文是对项目采购风险管理这一多重交叉领域的一个探索研究,希望通过本文研究为相关电梯公司或其它有相似管理问题的企业提供参考。 | |
英文摘要: | Entering the 21st century, as the rise of real estate industry and the encouraging policy of expanding domestic demand, the elevator industry in China has been going through a tremendous growth. The prosperous market brings not only large demands but also the new trend of customizing instead of convergence. For elevator manufacturers, this customizing trend requires their constantly improvement of flexible manufacturing despite the fact that the market itself needs from them enlarged scale of production to meet up with its growth. The pressure coming from both leads to the manufacturers’ suffering from their production system at hand. During a long time of trying, some manufacturers manage to find a new way, which is to make the standard part in the factory then finishing the customized part on job site through the flexible outsourcing. This definitely takes the finalization of design from the factory to the job site. The customized purchasing later on is called Project Purchasing on Job Site. It balances the scale and flexibility of production, but somehow is tripled the risk of being in the complicated job site background outside the manufacturing factory. Take the case of Otis Elevator Company as example, this thesis focuses on the research of risk identification and risk response during the project purchasing on job site. Considering the project purchasing on job site in OTIS being not a traditional function of a manufacturing company but an adaption towards the market demands and its own features, this new function differs in management from the old ones. As a kind of project purchasing itself, the project purchasing on job site in OTIS shares the rules of both purchasing management and project management, which consequently adds risks from double sides. Based on the analyze and research on the organizing, functioning and managing of the project purchasing on job site in OTIS, this thesis describes the procedure of project purchasing on job site in details. By theoretical analyze, interviews and investigation, this thesis also shows the way in risk identification and its corresponding response. In all, this thesis should be considered as an exploration and research on risk management of project purchasing as a cross discipline problem. Hopefully it will be a good reference to researchers on other elevator companies or enterprises with similar management problems. | |
