| 中文摘要: | 随着酒店行业的逐渐成熟,酒店企业面临着越来越激烈的竞争。酒店企业提升其竞争实力需要依赖一线员工的努力,绩效管理对于酒店企业来说有着重要的意义,因此鉴别员工的工作水平、提升员工潜能、激发员工的潜质等绩效管理方法已经成为了酒店人力资源管理工作的重点。通过实施恰当的绩效管理,利用科学合理的管理考核手段激励员工,提升员工的服务质量水平和意识,提高企业的竞争力和实现酒店的战略目标,需要探讨适合我国国情及我国酒店经营环境的绩效管理模式。 TD酒店是一家五星级酒店,虽然已经有一整套相对完善的管理体系,但随着消费者消费需求提高和酒店经营规模的扩大,酒店的经营压力尤其是在绩效管理方面的问题越来越多。通过调查发现,TD酒店的绩效管理体系还没有进行标准化和系统化建设,绩效管理标准还需要依据经营环境的变化及时更新和完善。TD酒店需要一个科学合理、行之有效的绩效管理体系。目前,TD酒店绩效管理体系中的员工满意度较低、绩效考核指标相对单一、财务数据在经营部门的考核指标所占权重过大、绩效管理计划制定缺乏员工的参与、员工缺少相应的绩效管理培训、许多部门的绩效考核指标没有具体到员工个人并且缺乏及时准确的绩效反馈体系。TD酒店绩效管理传统模式不能满足酒店经营管理和业务扩大以及消费者高层次消费的要求,需要对TD酒店的绩效管理工作进行恰当的改进和优化。本文在进行TD酒店绩效管理体系优化时,把TD酒店绩效考核指标分为三个层次:公司、部门和员工个人。首先确定企业的战略目标和企业使命,然后根据公司的总目标,利用KPI和平衡记分方法将TD酒店年度目标从企业财务、客户消费者、内部业务、未来发展四个维度来设定企业层面的KPI,然后参照公司年度目标从企业财务、客户消费者、内部业务、未来发展四个维度设定各级部门的KPI,最后一步是将各级部门的KPI落实到每一员工,设定员工的KPI。本文结合TD酒店绩效管理现状,利用绩效管理相关理论,梳理出了TD酒店绩效管理中存在的问题并提出了优化对策。本研究对于TD酒店的经营实践有一定的现实指导意义,同时本研究结合我国具体市场环境将绩效管理理论运用到TD酒店的管理之中,这种研究思路对绩效管理理论研究和其他类似酒店改进绩效管理都具有一定的启示作用。 | |
| 英文摘要: | Hotel industry is facing increasing competition at home and abroad, Hotel industry depends on the efforts of frontline staffs to enhance their competitive strength, Performance management is of great significance for the hotel industry, Therefore, identification the level of staff, enhance staffs’ potential, stimulate staffs’ ability and other performance management methods have become the focus of human resources management in hotel industry. through appropriate performance management and the appropriate use of scientific and rational management assessment tools to motivate employees, increasing employees’ awareness about quality and service levels, and improving the competitiveness of enterprises and achieving the hotel's strategic objectives for China's national conditions ,so we need find the business environment of the performance of the hotel management approach. TD Hotel is a five-star hotel, although the hotel has a set of relatively complete management system. With the increasing demand for consumer spending and the scope of hotel operators expand, operating pressure of the hotel staff, especially in the management problems are more and more, management system has not been standardized and systematic construction, these management standards also need to change based on the business environment. Hotel needs a scientific and rational, effective performance management system. Key performance index is relatively simple, financial data in the business sector; the weight of evaluation index is too large. Performance plans to develop a lack of employee involvement, employee training, lack of appropriate performance management. Performance index in many sectors are not allocated to individual employees, timely and accurate relative lack of performance feedback. The hotel is a traditional practice of performance management can not meet the requirements of the hotel management, the need for performance management of the hotel were appropriate improvements. Performance indicators during the design of the hotel when the company is divided into three levels: company, various departments, individual employees. First, determine the enterprise's strategic goals and business mission, who according to the company's overall goal post, using a balanced scorecard KPI method and the annual target from corporate finance, consumers, customers, internal business, the future development of the four dimensions to set the corporate level the KPI, and then refer to the company's annual target from corporate finance, consumer customers, internal business, the future development of the four dimensions of their set at all levels of the Department of KPI, the last step is to the Ministry at all levels of their KPI to every employee, set staff KPI. In this paper, the performance management status TD hotel, the use of performance management theories, came out with a TD hotel performance management problems and put forward measures of improvement.
