| 中文摘要: | 作为EMS(Electronics Manufactruring Services)公司,随着消费类产品市场细分的深入和全球竞争的加剧,新产品研发的要求(交期、成本和质量)越来越高。快速地研发出高质量且有价格竞争力的产品成为EMS公司必须面对的挑战,研发项目质量管理相对于交期和成本的管理,有一定的隐蔽性和复杂性;而研发项目质量是研发项目的根基,有了成功的研发项目质量管理,才有可能满足客户需求。 众所周知,研发项目管理与质量管理的必要性,研发项目质量管理是研发项目管理的重要内容之一,也是项目管理的重点和难点。本文以NT公司研发项目管理为例,探讨在公司研发项目质量管理中存在的问题,并对其进行分析和研究,试图从研发项目质量的目标和标准到研发项目质量管理的执行(计划与监控)的过程中建立一套可行的研发项目质量管理机制,并尝试分享一些可操作的研发项目管理应用模板。 本文大体上依照:从问题提出、相关理论综述、背景公司资料与产品研发中的质量和管理现状,到研发项目质量的达标管理和客户导向管理及研发项目质量管理的计划与监控,结论与展望等几个方面来组织文章的顺序。 本文共分六章,第一章为绪论,第二章介绍NT电子公司的历史与产品研发的质量和管理存在的问题。第三、四、五章为主体部分,第六章节为结论,各主体章节的内容和观点分述如下: 第三章“NT公司电子产品研发项目质量的达标管理”。 本章分析NT电子公司研发项目质量管理的目标(客户满意)和标准(研发项目计划的达成),以及达标管理的支撑与监控。 第四章“NT公司电子产品研发项目质量的客户导向管理”。 本章分析从客户需求的提取到研发项目规格的制定,在研发前期如何与客户互动以实现研发项目质量管理的目标(客户满意)。 第五章“NT公司电子产品研发项目的质量计划与监控”。本章分析如何制定研发项目的质量及风险的计划及监控手段。 | |
| 英文摘要: | As the global competition and the marketing diversity go to more and more deeply, the requirement about new product development on cost, lead time and quality is more and more demanding to EMS organizations. Comparing with lead time and cost management, the quality management of new product development is complicated and hard to identify. And as a result the customer’s satisfaction is based on proper project quality management. As we all know the quality management is critical to new product development’s success. At the same time the quality management of new product development is not easy. This article is based on the case of NT R&D, and discussing the challenges which are faced in new product development. Those challenges are such as team’s motivation, talents outflow and delivery time delay etc. And I will discuss the case based on project quality management methodology, which are from management scope to execution (planning and controlling), and based on this I will come up with the project quality management template which is applicable in EMS’s R&D management. The article presents my view from the sequence: coming up with question, pertinent methodology introduction. And then based on specific case’s elaboration, I will discuss the project quality management in new product development’s target and criteria, customer’s orientation, the planning and controlling and then summary. There are 6 chapters in this article, chapter one is the introduction, chapter two we will review NT’s history and current status and potential challenges. Chapter Three, Four and Five are major contents of this article. And chapter six is the summary and conclusion. The detail content of each chapter is shown below. Chapter Three: The target and criteria management of NT new electronic product project quality. This chapter reviews the target and criteria of new product project quality, support system and control method to get customer satisfaction. Chapter Four: Customer’s orientation management of NT new electronic product project quality. This chapter discusses the analysis customer’s requirement and the determination of project specification, how to get customer satisfied at the initial stage of new product project. Chapter Five: Planning and controlling of NT new electronic product project quality management. This chapter discusses how to plan and control the determined quality criteria and risk. | |
