| 中文摘要: | 中国境内的众多企业,由于其初期所具有的低成本的优势,使其长期忽视制造资源和过程的基础性管理,缺乏持续改进和追求卓越的变革决心,使得企业处于高销售额低利润度的形态。而在其具体形态上则呈现为管理效率低下、成本居高不下、产品按时交付率不高,如何改善企业的管理体系、提高企业的管理效率、最大程度的消除浪费、提高产品质量以在这种新的经济环境下求生,并寻求迈向卓越的发展,是众多制造加工企业有待研究的重大课题。而起源于日本丰田的精益生产方式,后经美国制造业与六西格玛整合并发展的精益六西格玛制造模式以其低成本、高质量、快速响应等特点逐渐成为全世界制造业发展的共同取向。 在精益六西格玛的实施过程中,只有不超过30%的组织能够取得比较满意的收益,而取得像摩托罗拉、通用电气以及联合信号般革命性的变革从而引领公司走向卓越的的动议实施过程则更是凤毛麟角。究其根源,很大程度上在于很多组织重视项目本身的实施而忽略或者轻视了部署流程本身的有效性。部署流程作为这一理念移植入组织的最初载体,承载着为决策者搭框架、挑人选、带队伍并形成文化的任务。有效地部署流程不但能够保证项目本身的有效实施,更重要的是能给我们带来支撑组织关键绩效指标的项目方向和实施项目的团队,以及竞争性的文化引领不同的组织走向卓越。 论文是首先对研究选题的背景、目的和研究的基本思路以及框架进行介绍,然后在相关理论部分对精益六西格玛方法论以及其动议部署流程进行了介绍。作者依据自身在不同公司部属精益六西格玛的经验并结合在益普生制药有限公司部属过程的实际情况,对部属流程进行了分析并提供了相应的解决方案。针对益普生公司的部署状况,本文先对其进行精益六西格玛部署的必要性进行探讨,进而对部署的可行性和阻力进行分析,最后针对性的对精益六西格玛体系在益普生公司中部署流程和问题解决方案进行分析和探讨,力求为国内其它的企业在部署精益六西格玛的过程中提供具有实际操作意义的借鉴。 | |
| 英文摘要: | The manufacturing enterprises in Chinese Mainland,due to the lower cost in the previous period, it made them ignore the manufacture resource and process manage, be short of the desire of continuous improvement and pursue operational excellence which makes the enterprises in the state of higher sale and lower revenue. And in the reality state, it expresses low management efficiency, high cost and bad on-time delivery. It’s a big studying project on how to improve the enterprise’s management system, improve the management productivity, eliminate the waste and improve the product’s quality to keep alive in the economic environment and grow to operational excellence further more. Originated in Japanese Toyota (Lean production), combined with Six Sigma and popularized by the manufacturing industry in USA, the Lean Six Sigma production mode is being regarded as a desired production method by the whole world’s manufacturing industry. Based on the statistic analysis, there were only less than 30% organizations which implemented Lean Six Sigma had satisfied benefit. And it’s scare that the other companies could get resolution changes to lead the company to the operational excellence such as Motorola, GE and Allied Signal. Probing into the root cause, it plays an important part that many organizations only focus on the project practice level rather than the effectiveness of the deployment process. The deployment process is the foundation for planting methodology into the organization. It constitutes the frame, select the initiative members, lead the team and form the culture for the directive management team. An effective deployment process could not only assure the improvement project implementation effectiveness but telling us the projects orientation to support the organization’s KPI, powerful project team and winning culture to lead different organizations to excellence. The thesis firstly introduces the background for the topic selection, the objectives, the basic study method and the frame of the thesis. And then it introduces the Lean Six Sigma methodology and the deployment process, which concerns on the origination, basic principals and the key steps of the new initiatives’ deployment. Based on the deployment process experiences of the writer and combined with the reality of the IPSEN pharmaceutical company, the next part analyzes the deployment process and provides the practical plan. Within this part the writer firstly analyzes the necessity of the Lean Six Sigma deployment for IPSEN and then makes analysis of the feasibility and resistance. Finally it makes a detailed analysis to some key steps and issues during Lean Six Sigma deployment in IPSEN. The writer aims to provide practical benchmarking for the other manufacturing enterprises in China to lead them to the operational excellence via Lean Six Sigma based on the upper analysis. | |
