中文摘要:摘 要 TPS即丰田生产方式。作为一种先进的生产管理方式,TPS在全世界被广泛地进行研究,越来越多的公司开始将TPS应用在实际的生产管理中,并取得了不错的成效。通过改善现场,减少不必要的操作和浪费,推行标准化作业,从而提高效率,降低成本,提高质量,提高了企业和产品的竞争力。 QM公司是一家股份制的民营企业,主要是为汽车公司制作尺寸较大,形状比较杂的塑料制品。2000年进入天津一汽丰田的采购体系,并通过审核,成为天津一汽丰田的全系列轿车的零部件的供应商。然而,随着中国轿车市场的快速发展,汽车生产数量的不断上升,QM公司慢慢的在战略发展,组织管理,生产管理,物流管理,成本控制,质量控制人员管理方面,体现出管理的弱点,出现了一些问题,针对这些问题,QM公司决定导入丰田生产方式,在整个生产流程中推行TPS, 以期降低成本,提高质量,提高公司的竞争力。 本文对QM公司实施TPS的整个过程进行了跟踪,分析,根据TPS推进的实际状况和解决的方案,结合TPS 的理论方法,总结制定出适合QM公司进行改善的组织结构,工作方法,流程,制度等等。同时,利用推行TPS时建立的组织结构,工作方法,思路,对公司的管理体系开展卓越绩效管理,对公司的战略,领导,顾客观,过程管理,资源管理等方面进行了改善。全面提升产品竞争力,实现经营业绩的大发展,使公司持续发展,持续获得成功。 通过对QM公司推行TPS,希望总结出如何有效理解,借鉴丰田生产方式的考虑问题的方式,实施的方法,有效促进公司的绩效管理, 建立一套科学,系统,全面的自我评价和改进机制,提高公司的整体管理水平和生产管理水平,实现企业的持续发展。希望对其他公司开展TPS和绩效管理提供有益的参考,并向其他的中国企业展开,从而提高中国企业的水平。 关键词:丰田生产方式 卓越绩效模式 管理体系 持续改善  
英文摘要:ABSTRACT TPS (Toyota Production System). As an advanced production management, TPS has been widely studied around the world, more and more companies begin to TPS applications in the actual production management, and has achieved good results. By improving the site, to reduce unnecessary operations and waste, the implementation of standardized operations to improve efficiency, reduce costs, improve quality, improve the competitiveness of enterprises and products. QM is a private joint-stock enterprises, mainly for the automobile company produced a larger size, relatively complex shape of the plastic products. In 2000, QM company entered.into the procurement system of Tianjin FAW Toyota Motor Corp, and approved, as Tianjin FAW Toyota's full range of car parts suppliers. In this paper, the entire process and analysis of TPS have been tracked. According to the actual state of TPS and solutions to promote the program, combined with theoretical methods TPS, summarizes the improvements for QM organizational structure, working methods, processes, systems and so on. At the same time, the use of the implementation of TPS, establishing the organizational structure, working methods, ideas, carry out the company's excellent performance management system, management of the company's strategy, leadership, customer view, process management, resource management and other aspects of improvement.
