中文摘要:随着近年来房地产行业的高速发展,大量专业房地产开发企业进行了大规模的跨区域扩张。金融危机的到来,使得房地产市场整合重组的步伐进一步加快。房地产市场的持续调整必将带来行业集中度的提高,房地产企业集团化是企业发展的未来趋势。对于日益发展壮大的房地产企业集团而言,为本集团选择合适的管理控制模式对下属企业进行有效的管理控制就显得尤为重要。这也是目前许多正处于快速成长并实现集团化管理的房地产企业所面临的普遍问题。本文通过解析国内主要大型房地产集团发展的历史进程及发展过程中的共同特点,揭示了我国房地产企业集团发展特征与管理控制模式的演进的内在联系。在吸收国内外学者研究成果的基础上,将管理控制模式划分为操作管控型、财务管控型和战略管控型,提炼出影响集团管理控制模式选择最重要和最关键的三大影响因素战略重要度、业务主导度和管理成熟度。组织结构是房地产企业集团管理控制模式最直接的表现形式,企业应根据管控的宗旨和目的选择适合自身的组织结构。管理控制模式的合理选择、组织结构的设计、责权体系与核心管理流程的构建、绩效评价体系建设是集团管理控制模式的四个核心问题。论文针对国内房地产企业集团管理控制模式现状,并选取房地产行业中具有代表性的专业化领先企业万科公司和典型的多元化发展企业绿地集团作为研究对象,着重分析两家企业的管理控制模式的特点及给其他房地产企业所带来的借鉴意义。在此基础上对津滨公司现有的管理控制模式进行了诊断分析,并针对存在的问题提出了管理控制模式的优化方案,并就管理控制模式调整方案的设计和实施以及管理控制模式过渡时期的关键要点作出了系统性的阐述。 
英文摘要:In recent years, with the rapid development of real estate industry, a large number of professional real estate enterprises are undergoing a large scale trans-regional expansion, the financial crisis accelerate the pace of integration and reorganization of real estate industry. The real estate market’s continuous adjustment will bring industry concentration; Real estate enterprise collectivization is a future trend in the development of real estate enterprises. It is particularly important that choosing the fit control mode for the quickly developing real estate enterprise group, This also is many real estate enterprise just being placed in the problem of fast growing face currently. Through the analysis of domestic real estate group development, mainly the common characteristics of the historical process and development process, reveals the internal link between the China's real estate enterprise group development characteristics and the evolution of management and control. On the basis of both at home and abroad research, the real estate enterprise group management and control basically can be divided into three basic modes: financial control, strategic control, operating controls. The paper summarizes the three key affecting factors of the choice of real estate enterprise group’s management and control. organizational structure is the most direct manifestation of the real estate enterprise group management and control. Enterprise should choose its fit organizational structure according to the principle of its management and control mode. The reasonable selection of Management and control mode、organizational structure design, the construction of the responsibility and authority system and the core process system、the construction of the performance appraisal system are the core issue of the real estate enterprise group’s Management and control. The paper briefly analyses the present situation of the domestic real estate enterprise group management and control, and select China vanke Co., for it is a representative of the professional leading enterprise, and the typical diversified development enterprise Green group as the research object, emphatically analyses the two companies’ characteristics of it’s management and control and the revelation to the other real estate enterprise. Based on the JinBin development company's existing management and control, and the analysis based on the existing problems, the paper design an excellent set of scientific management and control mode for the company.
