| 中文摘要: | 随着2009年金融危机的复苏,3G市场的兴起以及智能手机的发展引起了手机市场的巨大变革,加剧了各大手机品牌之间的市场竞争,为了能够提升市场份额,各大手机品牌都非常注重自己品牌手机新品的导入速度以及对质量的控制,他们通常通过对新项目的有效管理来达到缩短研发周期,提高产品质量的目的。项目的变更管理是项目管理的一部分,手机新产品具有研发周期短,变更频繁的特点,因此项目的变更管理在手机新产品导入阶段尤为重要,也越来越受到人们的重视。 本文以摩托罗拉手机产品导入项目的变更管理为例,介绍了摩托罗拉的项目组织,项目团队,新产品开发流程以及试生产流程,并结合项目变更控制相关理论,对手机新产品项目导入整个过程中变更的现状及原因进行分析,总结出摩托罗拉手机产品导入项目变更管理的核心内容,即项目变更的识别、评估、执行和经验教训总结四个步骤。 本文从项目变更的进度控制和资源控制两方面介绍了摩托罗拉项目变更管理的主要方法,并对摩托罗拉TD产品的导入项目的案例加以分析,最终给出手机等类似新产品导入项目变更管理的若干建议,包括要有一套系统的项目变更管理方法,要采用新技术新方法作为项目变更管理的辅助方法,培养项目负责人和项目团队的项目变更管理意识,以及对资源进行总体控制等四个方面。 | |
| 英文摘要: | The recovery of the financial crisis in 2009,the rise of 3G market and the development of smart phone, caused great changes in the mobile phone market, exacerbated mobile phone market competition between major brands. In order to increase market share, major mobile phone brands are very focus on their own new mobile phones launch rate and quality control. They are usually on the effective management of new projects to achieve shorter development cycles, improve product quality. Project change management is a part of project management, the new products development cycle short and frequent changes, so project change management is particularly important in new product launch stage, and get more and more attention. By analyzing Motorola new product launch project change management, the thesis gave a brief introduction of Motorola's project organization, project teams, new product development process and trial run process, combined with the theory of project change control, analyzed the new product change status and root cause during the whole process of new products launch, summed up the core content of the Motorola new product change management, there are four steps, the identification, evaluation, implementation and lessons learned summary of project change. The thesis introduced the main methods and tools of Motorola project change management according to project progress control and project resource control. By analyzing Motorola's new product launch project TD cases, the thesis gave some suggestions on project change management of mobile phone and similar project, including have a system of project change management methods, using new methods and new techniques as supporting methods of project change management, training project leaders and project teams project change management awareness, and overall control the resources. | |
