中文摘要: | 投资组合的概念最早是在20世纪50年代由美国经济学家Harry Markowitz提出的,1981年被应用于项目的选择和管理中,并出现了项目组合的概念。本文是在对研发项目生命周期研究的基础上展开对研发项目组合管理方法的研究。将组合管理的思想引入到研发项目中,加强各研发项目之间的联系,联接企业战略与研发项目,增强研发项目对战略的支持度。 本文是在对研发项目组合生命周期理论研究的基础上分析组合内组成项管理与组合管理之间的关系,研究各个阶段的管理工作和管理方法,明确项目组合管理的框架结构。另外,建立基于生命周期的项目组合管理模型,将研发项目组合的管理工作分为结盟过程组和监控过程组,研究通过项目组合实现企业战略的过程。 本文的研究方法包括理论研究和案例分析两部分。在分析项目组合管理定位、项目组合管理过程和研发项目生命周期相关理论的基础上,分析研发项目组合的生命周期理论,并建立研发项目组合管理框架。另外,研究了微软公司以研发为中心的组织结构和Vista项目组合的研发过程,并分析了以研发项目生命周期为基础的监控管理模式。 本文首先研究了研发项目组合的管理过程。研发项目组合的生命周期是指从研发战略目标确定到该组合内组成项全部完工的过程。为保障项目组合的管理模式在研发活动中的应用,本文首先研究了项目组合的组织结构,并提出了项目组合管理委员会和项目组合管理办公室的概念。分析研发项目组合的生命周期,将其实施过程分为“研发战略的制定、研发项目组合的设计、研发项目组合立项、组合研发阶段、产出物导入阶段和组成项的完工”六个阶段。在生命周期理论的基础上建立研发项目组合的管理框架,本文将研发项目组合的管理分为五个层次,分别是企业战略层、研发战略层、研发项目组合设计、研发项目组合实施和组成项完工。 其次本文研究了研发项目组合实施过程的管理控制方法。本文将研发项目组合的管理工作概括为两个部分,分别是结盟过程组和监控过程组。结盟过程组主要是根据研发战略设计研发项目组合,并对企业的研发项目进行识别、分组、评估、选择、确定优先级和授权。监控过程组是指对得到授权的组成项进行监控管理。本文建立了研发项目组合的监控体系,主要包括对组成项的监控和组合的监控。组合的监控包括企业环境的监控和外部环境的监控两部分。另外,在组合的实施过程中,组织会中止那些实施绩效与组织计划有较大的差距或者已经失去商业价值的研发活动。本文研究了影响组成项中止的各方面因素,并建立了适合于组合管理的中止流程。 本文以微软公司为案例分析了研发项目组合在实际中的应用。首先分析了微软公司以研发为中心的组织结构和团队建设原则。另外,以Vista操作系统的研发为案例分析了组合管理给微软公司中的应用,并分析了微软公司在以生命周期理论为基础的监控管理方法。 | |
英文摘要: | The concept of the portfolio was first used by the U.S. economist Harry Markowitz 50 years in the 20th century, applied to project selection and management in 1981, and the concept of portfolio emerged. This thesis studies R & D portfolio management process based on the life cycle of R & D projects. The introduce of the portfolio management into the R & D projects could strength the links between R & D projects, links with corporate strategy and R & D projects, enhanced research and development projects support the strategy. Enhanced support to strategy. This thesis analysis the combination between the composition of portfolio management and portfolio management, study the management task and method of all phases, make a clear framework for project portfolio management structure based on the study of project portfolio life cycle. In addition, establish a portfolio management model based on the life cycle theory, divide the management into alliance process group and monitoring process group, study the process of Strategy Implementation by portfolio. The research method consists of theoretical research and case studies. This thesis studies R & D portfolio life-cycle theory and management framework based on the theories of project portfolio management position, management process and the R & D project life cycle. In addition, this thesis studies Microsoft's R & D-centric organization structure and Vista development process, and analyzes the control method based on the R & D project life cycle. This thesis studies the R & D project portfolio management process. R & D project portfolio life cycle means the process from research and development strategic objective determined to the composition of the portfolio entries fully completed. To ensure the project portfolio management applications in R & D activities, this thesis studies the organizational structure, and proposes the concept of Project Management Committee and the Project Management Office. The life cycle of R & D portfolio is divided into "R & D strategies, R & D portfolio design, R & D project portfolio Authorized, R & D stage, output stage, composition Completion items," the six stages. This thesis study R & D portfolio management framework which divide project portfolio into five levels, namely corporate strategy level, R & D strategic level, R & D portfolio design, implementation and R & D portfolio completed entry form. In addition, this thesis studies the control method about the implementation of R & D project portfolio. In this thesis R & D portfolio management is summarized into two parts, namely, the alliance process groups and the monitor process groups. Alliance process design the project portfolio based on the strategy, and corporate R & D projects identify, group, assessment, selection, prioritization and authorization. Monitoring process group refers to control the composition authorized. This thesis establishes R & D project portfolio monitoring system, mainly include components monitoring and portfolio monitoring. Portfolio monitoring includes the business environment monitoring and external environment monitoring two parts. In the implementation process, the organization will suspend the components that the implementation performance have large gaps to the plan, or lost commercial value. This thesis studies factors affecting suspended and management methods. This thesis takes Microsoft as an example to analysis the project portfolio management. This thesis studies the Microsoft's R & D organizational structure and team-building principles. In addition, studies the application of project portfolio management in Microsoft Corporation by vista, and analysis the control method based on the life-cycle theory. | |
