中文摘要:近几年来,市场竞争日益激烈,制造业企业企图通过各种途径减少成本,缩短交货期。进而实现质的变化,带来持续竞争优势。在进行改变的过程中,企业管理者经常认为生产制造才是改造的根本,对设备改造出现忽视,继而导致一些失败。如何使设备管理上升到改造的重点环节并给企业带来质的变化,具有重要意义。 工厂设备管理属于繁扰复杂的工作,既要完成日常工作,最大限度的支援生产,还要进行不定期的改善项目以帮助公司创造最大价值。这都是每个企业管理者的首要任务。要出色完成这样的任务,必须有一套适合有效的管理方法与机制来实现,而TPM就是这样一个方法。进行TPM 活动将使设备的整体表现在三到四年间至少提高50%。要实现这个结果,需要一种真正深刻的文化改变和有组织的支持程序。 本文回顾了TPM理论,分析了当前国内外半导体制造企业中的行业情况以及设备维护工作的主要内容。结合飞思卡尔公司实际,以该公司的一个日本制造工厂实施TPM的成功案例进行研究,如何实施对设备改进以及生产管理改进。工厂实施TPM的结果达到了生产周期这一关键目标的减少,同时提高设备利用率、减少成本与库存、显著提高质量,运营状况得到全面改善。 本文研究了解该公司如何结合公司的战略目标制定TPM的目标,采取何种实施方法,最终达到既定的TPM目标,实现TPM带来的巨大收益。同时指出了该公司的特征活动,即不同于其他TPM实施过程的活动,主要指在自主维护的七步实施方法中,考虑到模型设备有无损失的情况,将第四步及第五步每一步分成二步来执行。在该公司TPM八大支柱活动中,重点研究了个别改善,自主维护,初期控制和质量控制这四个与生产直接相关的支柱活动。主要介绍支柱的目的,前提或主要产出,以实例来表述具体的实施过程。最后总结了TPM活动的实施效果。  
英文摘要:In recent years, the competence become much more intense, all manufacturing enterprise like to reduce cost and reduce delivery time by many means. Expecting some root change to bring continuous core competitiveness of company. By implement this change, the management may think the core change is the manufacturing, while ignore the change of equipment. This will cause some failures. How to avoid this situation, and make equipment management become the important point in improvement activity implementation become meaningful. Manufacturing Equipment management is a complex work. It need finish daily work to support manufacturing. Also need work on improvement project to help company to Make ultimate profit. This is every manager’s primary task. In order to finish this task successfully, they need a systemized effective management method and mechanism. And TPM is such a methodology. You will gain overall equipment performance improve about 50% in 3 to 4 years by implementing TPM. And of course, in order to gain these results, need a core culture change and organized support program. This paper review TPM theory, analysis the semiconductor manufacture industry and the equipment maintenance work. Research on Freescale semiconductor’s implementation on TPM activities in its Japan plant, and study how to improve equipment and manufacture management performance. The implementation results in the reduction of cost and inventory, cycle time reduction and the production yield improvement. So gain overall operation improvement. This paper acknowledges how to combine company’s strategy goals and TPM goals, control process activities, and meeting the predefined goals. Gain the great benefit of TPM activity. Also this company has its characteristic activity which it’s different with other TPM implementation. They separate the activity of step 4 and 5 into 2 at autonomous maintenance. And among all the 8 pillars that they implemented, this paper focus on 4 major pillars affecting manufacture directly, Individual Improvement, Autonomous Maintenance, Initial control and quality control. Introduce each activity’s goal and main deliveries. Take some example of how it is implemented. At last summary it overall effects.
