中文摘要:随着互联网、大数据和人工智能等新一代信息技术的不断进步,现代企业面临的市场竞争愈发激烈,竞争的范围、强度和层次都发生了显著变化。逐渐转变为价值链及整个生态联盟的竞争。HH公司作为K12在线教育行业中比较知名的企业,是一家线上提供逻辑思维、编程、中文素养、口才等素质教育的课程服务,线下以北京直营、其他城市加盟的方式提供课程服务,然后线上与线下融合的综合教育服务企业。所处的市场环境变动性强、竞争激烈,公司需要通过内部构建综合服务平台、外部与合作伙伴联合起来构建线上与线下融合生态来应对竞争对手。因此,制定一套既能够追随国家战略、紧跟时代步伐,又适用于 HH公司的竞争战略,使其在激烈的市场竞争中保持优势,显得尤为重要。 本文在收集整理了大量文献资料的基础上,基于竞争战略理论、波特的三大一般性竞争战略,以HH公司战略制定为研究对象开展案例研究,以期为相关企业战略实践提供经验借鉴。首先,从对HH公司的了解开始,概括性地介绍了公司的基本情况以及目前所处的行业状况;然后对公司的内外部环境进行分析,运用SWOT分析法对HH公司所拥有的优势、存在的劣势、面临的威胁以及可能形成的机遇进行分析和归纳;然后,以HH公司的战略定位和SWOT分析的结果为基础,采用分析竞争战略可行性的定性分析方法,结合QSPM矩阵定量分析方法选择竞争战略。然后,选择的策略从产品、市场、品牌和市场四个方向的区隔来执行;最后,在执行过程中存在的用户隐私、数据安全风险、合作伙伴风险等三个方面进行企业文化、技术、人力、财务等方面的保障和管控。 本文的研究不仅为HH公司提供了一套可操作的战略框架和实施方案,而且为同行业其他企业的竞争战略实践提供经验借鉴。 
英文摘要:With the development of new-generation information technologies such as the Internet,big data,and artificial intelligence,competition in the modern enterprise market has become increasingly intense. The scope, intensity, and level of competition have undergone significant changes, gradually evolving into competition between value chains and even entire ecosystem alliances. As a well-known enterprise in the K12 online education industry, HH Company offers curriculum services in quality education such as logical thinking, programming, Chinese literacy, and elocution online. Offline, it provides course services through directly-operated branches in Beijing and franchised partnerships in other cities, making it a comprehensive educational service enterprise that integrates online and offline channels.Operating in a highly volatile and competitive market environment,the company needs to respond to competitors by internally building a comprehensive service platform and externally collaborating with partners to construct an integrated online and offline ecosystem.Consequently,it is crucial to develop a competitive strategy that not only aligns with national strategies and adapts to current trends but also suits HH Company,allowing it to sustain its edge in the intense market competition. Based on the collection and review of extensive literature,this paper systematically analyzes and studies the competitive strategies that HH Company can adopt,grounded in competitive strategy theory and Porter's three generic competitive strategies.Initially,a SWOT analysis was conducted to assess HH Company's internal and external environment,identifying its strengths,weaknesses,threats,and available opportunities. Based on this, it was determined that data-driven decision-making would be the key driver for HH Company, facilitating data value creation and sharing, and a business ecosystem framework for HH Company was designed. Then, in accordance with Moore's theory of ecological elements, a data decision-making platform was established, ecosystem members were detailed, and a phased implementation plan was developed to optimize and execute the business ecosystem competitive strategy. Safeguards for strategy implementation were put in place across four areas: corporate culture, technology, human resources, and finance, while risks such as "user privacy and data security" and "partnerships" were controlled during the implementation process. This study offers HH Company a practical competitive strategy framework and implementation plan,while also presenting new insights and methods for other businesses within the same industry to enhance their competitive strategies.
