| 中文摘要: | 在全球市场竞争加剧和技术快速迭代的背景下,制造企业的原材料库存管理面临着严峻挑战。高额的资金占用、低下的周转效率以及频繁的缺货风险,已成为制约企业发展的关键瓶颈。本文以K传感器制造公司为研究对象,旨在解决其原材料库存管理中存在的集团化供应链响应迟滞与责任不清、需求预测偏差导致库存积压,以及与供应商协同不足的核心问题。 本研究采用案例研究法,结合文献分析与企业内部数据分析,首先对K传感器制造公司的原材料库存管理现状及问题进行了系统性诊断,识别出三大核心问题。随后,基于库存管理、供应链协同及需求预测等相关理论,设计了一套整合性的优化方案,其核心在于:第一,通过升级EDI报文功能、建立透明化看板和强化绩效考核等措施,优化内部供应链响应和责任机制;第二,借助ABC-XYZ矩阵式分类法,将分类后的原材料组合成为高消耗型(H)、单一物料型(U)、通用物料型(G)和低关注型(L)四种类别,并据此制定差异化的原材料库存管理与采购策略;第三,针对K传感器制造公司管理系统与物理空间受限的实际情况,设计“季度预测+滚动下单+产能锁定”的变通式供应商管理库存(VMI)模式,并辅以战略供应商培养流程,深化与核心供应商的协同合作。 为确保优化方案落地与持续改进,本文进一步构建包含财务效益、运营效率和供应商协同三个维度的KPI评价体系,并从组织、制度、技术和文化四个方面提出全面的实施保障措施。研究结果表明,该优化方案具备高度的针对性和可操作性,预期能显著降低K传感器制造公司的原材料库存总量并提升周转效率、减少资金占用、提升订单满足率和供应链韧性。 本研究的价值在于,不仅为K传感器制造公司提供了一套系统性和可行性的原材料库存管理问题的解决方案,也为面临相似困境的国内制造企业提供了参考框架。 | |
| 英文摘要: | In the context of intensifying global market competition and rapid technological iteration, raw material inventory management for manufacturing enterprises is encountering significant challenges. High capital occupancy by inventory, low turnover efficiency, and frequent stockout risks have emerged as critical constraints on enterprise development. This thesis focusing on K Sensor Manufacturing Company, aiming to address key issues in its raw material inventory management, including delayed supply chain responsiveness and unclear responsibilies, inventory overstock caused by demand forecast deviations, and insufficient supplier collaboration. This study adopted the case study methodology, integrating literature review and internal enterprise data analysis. It begins with a systematic diagnosis of the current status and problems of K Sensor Manufacturing Company's raw material inventory management, identifying four root causes. Subsequently, based on theoretical foundations in inventory management, supply chain collaboration, and demand forecasting, an integrated optimization framework is proposed. The core components of this framework are as follows: Firstly, internal supply chain responsiveness and responsibility will be enhanced through initiatives such as upgrading EDI communication capabilities, establishing a transparent performance dashboard, and strengthening performance evaluation mechanisms. Secondly, the implementation of the ABC-XYZ matrix classification method enables the categorization of raw materials into four types — High-runner (H), Unique (U), General (G) and Low-attention (L) — allowing for tailored raw material inventory and procurement strategies. Thirdly, addressing the constraints of K Company's management system and physical space, a flexible Vendor Managed Inventory (VMI) model, featuring "quarterly forecasting + rolling order placement + capacity locking" was designed, supplemented by a strategic supplier development process to strengthen collaboration with key suppliers. To ensure the effective implementation and continuous improvement of the proposed framework, this thesis establishes a KPI evaluation system covering three dimensions: financial benefits, operational efficiency, and supplier collaboration. Furthermore, comprehensive implementation safeguards were also proposed from four aspects: organization structure, institutional policies, technological support, and cultural alignment. The findings indicate that the proposed optimization framework is highly targeted and feasible, with the potential to significantly reduce inventory turnover days and capital lock-up of K Sensor Manufacturing Company, while the order fulfillment rates and supply chain resilience be improved. The significance of this research lies in its provision of a systematic and actionable solution for K Sensor Manufacturing Company, as well as its potential to serve as a reference model for other domestic manufacturing enterprises facing similar challenges. | |
