中文摘要:在数字经济迅猛发展、金融科技广泛应用的宏观背景下,商业银行数字化转型已成为关乎生存与发展的必然选择。本文选取具有代表性的城市商业银行A银行为研究对象,深入剖析其如何依托金融科技驱动,制定并实施数字化转型策略,以应对技术高投入与业务价值回报滞后之间的核心矛盾。研究首先全面梳理了A银行的转型背景与动因,外部面临金融科技公司带来的“降维式”竞争、央行数字货币试点推进以及年轻客群对智能化、场景化服务的需求升级所形成的倒逼压力,内部则源于提升运营效率、优化客户结构、强化风控能力的迫切需求。 通过对A银行2018-2023年转型历程的细致分析,本文将其路径归纳为技术基础设施云化重构、业务流程数字化改造、生态化创新三大阶段,逐步实现了从传统线下依赖向线上线下深度融合的模式转变。在具体策略上,A银行采取了多维度、全方位的推进措施:管理上重构组织架构并设立金融科技委员会;技术上完成核心系统分布式改造与数据中台建设;业务上打造“智能投顾”“吉祥e贷”等数字化产品矩阵并深度嵌入场景;生态上与多家科技公司及场景方建立战略联盟;风控上构建智能风控中台以全面提升风险防控能力。 实践数据表明,A银行的数字化转型取得了显著成效。截至2023年末,其资产总额达5800亿元,较2018年增长383%;线上业务占比从12%大幅提升至76%;客户满意度评分从72分提升至91分;不良贷款率从2.3%降至0.9%。然而,在取得成效的同时,转型过程也暴露出技术迭代成本高昂、复合型人才短缺、数据安全与合规适配等一系列挑战。这些挑战的本质,揭示了技术前瞻性投入与业务短期盈利需求之间的深层矛盾。 本研究结论表明,城市商业银行的数字化转型是一项系统工程,需以战略动态适配为引领,通过持续的技术架构升级、数据驱动业务创新、生态协同构建及全流程风险控制来实现最终目标。通过对A银行的案例剖析,本文为同质商业银行提供了可操作的实践路径与经验借鉴,并提出相关建议,同时从微观层面填补了当前对区域性银行数字化转型研究的空白。 
英文摘要:In the context of the digital economy's rapid expansion and the extensive application of fintech, the digital transformation of commercial banks has emerged as an essential survival and development imperative. This study focuses on City Commercial Bank A, a representative institution, to delve into how it leverages fintech to drive the formulation and execution of digital transformation strategies, thereby addressing the key dilemma of high technological investment juxtaposed with a lag in business value returns. Firstly, this research comprehensively reviews the transformation backdrop and driving factors of Bank A. Externally, the bank contends with "disruptive" competition from fintech firms, the progression of the central bank's digital currency pilot, and the elevated demand for intelligent and scenario-based services among young customer segments, all of which exert formidable pressure. Internally, the impetus stems from the pressing need to enhance operational efficiency, optimize the customer base, and fortify risk control capabilities. By meticulously analyzing Bank A's transformation journey from 2018 to 2023, this paper categorizes its trajectory into three distinct phases: the cloud-based reconstruction of the technical infrastructure, the digital transformation of business processes, and ecological innovation. This evolution has gradually transitioned the bank from a predominantly traditional offline model to a deeply integrated online-offline paradigm. Regarding specific strategies, Bank A has implemented multi-faceted and all-encompassing initiatives. In management, it has reorganized its organizational structure and established a fintech committee. Technologically, it has completed the distributed transformation of its core system and constructed a data middle platform. In business operations, it has developed a digital product portfolio, including offerings such as "Intelligent Investment Advisory" and "Jixiang e-Loan," and seamlessly integrated them into various scenarios. Ecologically, it has forged strategic partnerships with numerous technology companies and scenario providers. In risk management, it has established an intelligent risk control middle platform to comprehensively bolster risk prevention and mitigation capabilities. Empirical data attests to the remarkable achievements of Bank A's digital transformation. By the close of 2023, its total assets had soared to 580 billion yuan, marking a 383% increase compared to 2018. The proportion of online business escalated from 12% to 76%, customer satisfaction scores climbed from 72 to 91, and the non-performing loan ratio declined from 2.3% to 0.9%. Notwithstanding these successes, the transformation process has also unearthed a series of challenges, including the high costs associated with technological iteration, a dearth of interdisciplinary talent, and the need to adapt to data security and compliance requirements. These challenges underscore the profound tension between forward-looking technological investment and short-term business profit imperatives. This study concludes that the digital transformation of city commercial banks is a complex and systematic undertaking. It necessitates strategic dynamic alignment as a guiding principle, along with continuous upgrades to the technological architecture, data-driven business innovation, ecological collaborative construction, and end-to-end risk management to achieve the ultimate objectives. Through the case study of Bank A, this paper offers practical operational blueprints and experiential insights for comparable commercial banks, accompanied by relevant recommendations. Simultaneously, it fills a gap in the existing research on the micro-level digital transformation of regional banks.
