| 中文摘要: | 房地产行业市场持续下行、政策调控节奏瞬息万变,传统“静态管理+人工统计”的货值管理模式,已难以满足企业对保现金流与保利润工作的精准、实时数据需求。本文以R房地产集团内部 “动态货值系统优化”项目为研究对象,采用“问题识别-理论搭建-解决方案设计-实施落地”的四阶段研究路径。运用战略一致性模型(SAM)和数据管理成熟度模型(DCMM),结合六位中高层业务代表的深度访谈,将动态货值1.0阶段的系统主要问题概括为“战略定位不清晰、数据指标管理问题、系统功能设计问题、数据质量问题” 四大问题。本文研究融合项目管理理论与运营管理理论,构建了立体的货值数据“量-价-节点”计算框架,并且将货值数据拆解为多个业态的可计算矩阵。依据“低成本、高复用、可扩展”的管理原则,设计7层的数据中心架构、一整套动态货值数据可视化报表、全套动态货值数据表结构及完整的需求、数据指标PRD模型,形成完整的房地产企业数字化转型的数据类项目优化实施方案体系。采取敏捷项目管理方法,在八个月内分三阶段推进迭代了项目实施,组建了25人的三层项目管理团队,建立“需求确认-指标计算方法确认-指标开发-可视化交付”的闭环流程。实证数据显示:项目实施交付后,首次实现了R房地产集团“集团-区域-公司-项目-业态-楼栋-房间”六级货值穿透,每月业务会议筹备时间从两天降至两小时,为企业“保现金流”战略提供了分钟级的可靠数据支持。本研究证实了与传统ERP之间搭建轻量化数据平台的可行性,丰富了房地产运营管理领域的货值管理理论内容,也为中小企业数字化转型提供了可负担、可复制、可扩展的技术路线。 | |
| 英文摘要: | The real estate industry market has been in a continuous downturn, and the pace of policy regulation is changing rapidly. The traditional "static management + manual statistics" model of inventory value management is no longer able to meet the precise and real-time data demands of enterprises for maintaining cash flow and profits. This paper takes the "Dynamic Value System Optimization" project within R Real Estate Group as the research object and adopts a four-stage research path of "problem identification - theoretical construction - solution design - implementation and landing". By applying the Strategic Consistency Model (SAM) and the Data Management Maturity Model (DCMM), and combining in-depth interviews with six middle and senior business representatives, the main problems of the system in the Dynamic Value 1.0 stage are summarized as four major issues: "unclear strategic positioning, data indicator management problems, system function design problems, and data quality problems". This paper studies the integration of project management theory and operation management theory, constructs a three-dimensional calculation framework of "quantity - price - node" for goods value data, and decomposes the goods value data into a computable matrix of multiple business types. Based on the management principles of "low cost, high reusability and scalability", a 7-layer data center architecture, a complete set of dynamic inventory value data visualization reports, a complete set of dynamic inventory value data table structures and a complete PRD model for requirements and data indicators are designed to form a complete implementation plan system for optimizing data-related projects in the digital transformation of real estate enterprises. Adopting agile project management methods, the project implementation was advanced and iterated in three phases within eight months. A three-tier project management team of 25 people was formed, and a closed-loop process of "requirement confirmation - indicator calculation method confirmation - indicator development - visual delivery" was established. Empirical data shows that after the project was implemented and delivered, for the first time, R Real Estate Group achieved a six-level inventory value penetration of "group - region - company - project - business type - building - room". The preparation time for monthly business meetings was reduced from two days to two hours, providing reliable data support at the minute level for the company's "cash flow protection" strategy. This study confirmed the feasibility of building a lightweight data platform with traditional ERP, enriched the theoretical content of value management in the field of real estate operation and management, and also provided an affordable, replicable and scalable technical route for the digital transformation of small and medium-sized enterprises. | |
