中文摘要:随着我国制造业的强劲发展,企业对供应链管理提出了更高的要求,向供应链要利润也成为了当前企业管理的核心内容之一。而呆滞库存就是当前企业管理中的一个巨大的问题点,呆滞库存不仅会造成仓储费用的增加,管理复杂度的提升,还会造成企业现金流占用,影响企业的收益和发展。 本文研究对象A公司是国内顶尖的润滑油生产销售厂商,在市场占有率和品牌知名度上都处于行业领先地位。为了提供更好的客户体验,A公司通过不断的增加库存来缓解供应压力。但由于需求波动等原因,库存不断的转化为呆滞库存,成为了A企业亟待解决的问题。 本文将从A企业呆滞库存现状入手,具体分析了其在呆滞库存管理上遇到的问题。在针对这些问题进行深入分析后,作者以预防呆滞库存生成,提高呆滞库存处理效率,保障呆滞库存管理效果为框架,论述了A企业的呆滞库存管理策略。在预防呆滞库存生成方面,本文首先结合卡拉杰克矩阵模型对原材料的采购价值和供应风险进行了赋值分析,细致分类,并依此对原材料的采购方式进行了分类规划,从源头上减少原材料库存呆滞的可能性。其次本文构建了成品的安全库存模型,希望在保证供应的同时降低呆滞库存的生成。最后本文对生产工艺和SKU管理模式进行了优化,降低了因生产工艺和产品迭代造成的呆滞库存的产生。在呆滞库存处理方面,本文论述了呆滞库存的两个处理方向,以期在供应链和销售部门共同努力下提高呆滞库存的处理效率。在呆滞库存的管理保障方面,本文针对组织架构,人员能力,订单管理和信息沟通四个方面进行了论述,确保了呆滞库存改善方案的切实可行。 本文结合了A公司的实际背景,研究了A公司在当下环境下的呆滞库存预防处理模式,对润滑油企业的呆滞库存管理具有一定的参考价值。  
英文摘要:With the robust development of China's manufacturing industry, enterprises have raised higher demands on supply chain management, and deriving profits from the supply chain has become one of the core elements of current enterprise management. However, slow-moving inventory poses a significant issue in current enterprise management. Slow-moving inventory not only leads to increased direct storage costs and heightened management complexity, but also occupies corporate cash flow, thereby affecting corporate profits and development. The object of this thesis, Company A, is a preeminent domestic manufacturer in the lubricant industry. It commands a substantial market share and enjoys high brand recognition within the industry. In an endeavor to provide an enhanced customer experience, Company A has been incrementally augmenting its inventory levels to alleviate supply - side pressures. However, owing to demand fluctuations, inventory has gradually been transformed into slow-moving inventory, thus presenting an urgent issue that Company A must address expeditiously. This thesis commences with an examination of the current status of Company A's slow-moving inventory and conducts a meticulous analysis of the challenges encountered in its management. Subsequent to an in - depth analysis of these issues, the author constructs a framework encompassing three key dimensions: prevention of the generation of slow-moving inventory, enhancement of the efficiency of its disposal, and assurance of the effectiveness of its management. This framework serves as the basis for expounding upon Company A's strategies for the management of slow-moving inventory. With respect to the prevention of slow-moving inventory, this thesis initially employs the Kraljic Matrix model to conduct an in - depth analysis of the procurement value and supply risk associated with raw materials. A detailed categorization is then carried out, and based on this, a categorized procurement plan for raw materials is formulated with the aim of minimizing the likelihood of raw material inventory obsolescence at the source. Subsequently, a safety - stock model for finished products is developed to strike a balance between ensuring product availability and curbing the generation of slow-moving inventory. Finally, the production process and the SKU management model are optimized to mitigate the creation of slow-moving inventory stemming from production process and product iterations. In relation to the disposal of slow-moving inventory, this thesis deliberates on two principal approaches, with the objective of enhancing the efficiency of disposal through the collaborative efforts of the supply chain and sales departments. In terms of safeguarding the management of slow-moving inventory, the thesis elaborates on four crucial aspects: organizational structure, personnel capabilities, order management, and information communication. This is to ensure the practical feasibility of the optimized slow-moving inventory management plan. By integrating the real - world background of Company A, this thesis delves into the preventive and disposal models of Company A's slow-moving inventory in the current context. It furnishes valuable reference insights for the management of slow-moving inventory within the lubricant enterprise sector.
