中文摘要: | 体外诊断(In Vitro Diagnostics,IVD)行业作为医疗器械领域的重要分支,其核心业务流程通过人体样本(血液、尿液等)检测为疾病诊断、监测及预防提供关键决策支持,是连接医学检验与临床治疗的技术枢纽。与传统制造业相比,IVD行业不仅需要维持管理效率,还需满足医疗质量合规性和生产精益化的双重诉求,尤其在试剂生产、检测服务等环节面临全流程追溯体系的严苛要求。本文以初创型IVD企业Y公司为研究对象,针对其粗放式管理模式导致的流程规范性不足、数据追溯困难等痛点,开展针对业务流程重组的研究。 本研究兼具效率提升与合规达标为目标导向,聚焦采购管理、仓储运营、成本控制三大核心模块进行系统性的业务流程重组(BPR)。通过价值流分析(VSM)精准定位试剂生产流程中的非增值环节(如需求转换失真、库存信息滞后等),运用ECRS方法论消除冗余操作并制定系统性优化方案,为构建金蝶云星空ERP数字化平台打下坚实的基础。为量化评估优化成效,引入AHP层次分析法构建包含时效性、合规性、成本节约等维度的综合评价体系,从而验证关键指标的提升效果。 实践表明,该方法论体系不仅能够提高IVD行业Y公司的运营效率,也能加速企业通过各类资格认证的进程,同时也推动了Y公司的运营管理从经验驱动向数据驱动转型,为中小型IVD企业突破“重技术轻管理”的发展瓶颈提供可复制的解决方案。 | |
英文摘要: | The in vitro diagnostics (IVD) industry, a critical subsector of medical devices, provides essential decision-making support for disease diagnosis, monitoring, and prevention through the analysis of human samples (e.g., blood, urine), serving as a technical nexus bridging laboratory testing and clinical treatment. Unlike traditional manufacturing, IVD operations must balance management efficiency with dual imperatives of medical quality compliance and production precision, particularly under stringent requirements for end-to-end traceability in reagent manufacturing and testing services. This study focuses on Y Company, a startup IVD enterprise, addressing operational challenges, such as insufficient process standardization and data traceability challenges caused by extensive management practices, through business process reengineering (BPR). Guided by objectives of efficiency enhancement and regulatory compliance, this study systematically redesigns three core operational modules: procurement management, warehousing operations, and cost control. By applying value stream mapping (VSM) to identify non-value-added activities in reagent production (e.g., demand translation inaccuracies, delayed inventory updates) and applying the ECRS methodology (Eliminate, Combine, Rearrange, Simplify) to streamline workflows, this study establishes foundational strategies for implementing the Kingdee Cloud Constellation ERP platform. A hierarchical analytic framework integrating timeliness, compliance, and cost-efficiency metrics is developed using the analytic hierarchy process (AHP) to quantify optimization outcomes. Empirical results demonstrate that this framework not only elevates operational efficiency but also accelerates regulatory certifications for Y Company. It further drives a transition from experience-driven to data-driven management, offering replicable solutions for small-to-medium IVD enterprises to overcome developmental bottlenecks rooted in "technology-centric, management-neglected" paradigms. | |
