| 中文摘要: | 随着改革开放的深入,居民可支配收入持续提高,人们对于精神生活的追 求更加多元化,水族产品已经开始出现在普通百姓家中。相比于其他传统制造 行业,水族业相对是新兴产业,具备有明显的精神休闲消费品属性,发展迅速。 2014 年以后市场竞争加剧,产品供应过剩,利润空间大幅下滑,这对习惯了粗 放型、批量化生产的 H 水族公司来说是一个很大的挑战。笔者作为 H 水族公司 总经理,展开对 H 水族公司的生产管理的详细研究,并提出基于精益生产理论 的生产管理问题策略,希望能提高 H 水族公司生产管理水平。 本文从组织架构、业务及采购流程、产品生产过程及生产管理制度入手, 进行现状分析。通过问卷调查,挖掘目前生产管理现状中存在的问题,再结合 公司内生产过程、生产车间以及产品的反馈数据、图片,深入分析问题产生的 原因。在此基础上,笔者结合精益生产管理的要点给出改进建议:优化组织架 构、加强生产管理培训、引进生产计划管理系统、计划执行智能化、简化采购 流程、增加协同和评估、规范设备管理流程及建立 TPM 系统、强化现场 5S 管 理、增加可视化管理、建立质量监管机制提升质量意识。为了保障改进建议能 有效落地实施,一并提出了相关实施计划和保障措施,如高层管理者的支持、 精益生产组织建设、健全配套激励机制、加强精益文化建设。通过一系列的研 究与分析,期待研究结论能够对 H 公司的生产管理提升赋能,改善现有生产管 理中的问题,提高生产管理水平,从而提升市场综合竞争力。 | |
| 英文摘要: | With the deepening of reform and opening up, residents' disposable income continues to increase, people's pursuit of spiritual life is more diversified, and aquarium products have begun to appear in ordinary people's homes. Compared with other traditional manufacturing industries, the aquarium industry is relatively an emerging industry, with obvious attributes of spiritual leisure consumer goods, and has developed rapidly. After 2014, the market competition intensified, the product supply was oversupplied, and the profit margin declined sharply, which was a great challenge for the H aquarium company, which was accustomed to extensive and mass production. As the general manager of H Aquarium Company, the author carried out a detailed study on the production management of H Aquarium Company, and proposed a production management strategy based on lean production theory, hoping to improve the production management level of H Aquarium Company. This article from the organizational structure, business and procurement process, product production process and production management system, analysis of the current situation. Through the questionnaire survey, the problems existing in the current production management status quo are dug out, and the reasons for the problems are deeply analyzed by combining the feedback data and pictures of the production process, production workshop and products in the company. On this basis, the author combines the key points of lean production management to give improvement suggestions: Optimize organizational structure, strengthen production management training, introduce production plan management system, intelligentize plan execution, simplify procurement process, increase collaboration and evaluation, standardize equipment management process and establish TPM system, strengthen on-site 5S management, increase visual management, establish quality supervision mechanism to enhance quality awareness. In order to ensure that the improvement suggestions can be effectively implemented, relevant implementation plans and II Abstract safeguard measures are proposed, such as the support of senior managers, the construction of lean production organization, the improvement of supporting incentive mechanism, and the strengthening of lean culture construction. Through a series of research and analysis, it is expected that the research conclusions can empower the production management of H company, improve the existing production management problems, improve the production management level, and thus enhance the comprehensive market competitiveness. | |
