| 中文摘要: | JW律师事务所成立于1992年,系首批专注于城乡发展综合法律服务的专业律师事务所。律师事务所成立31年来,为客户提供诉讼、非诉、争议解决等法律服务及问题解决方案,并不断拓展法律服务领域和地域,2023年已形成上海总所与全国30多家分所,在汤森路透ALB杂志中名列全国最大30家律师事务所。 本文深入分析了JW律师事务所实现规模化之后,在集团内部治理中遇到的传统管理模式的局限性、人才管理制度缺陷、缺乏对分所的有效控制、分所间利益冲突无法解决等多个问题。与此同时,探讨了为解决上述问题在集团内实施一体化管理制度所面临的内部协作少、内部管理机制的缺陷、人员专业能力与素质的不足、文化与组织结构的不适应等挑战及其成因。构建以一体化管理制度为核心的内部治理体系、统一人力资源配置及激励机制提高运营效率、管理制度与流程的标准化与规范化整合业务标准、明确市场定位与统一品牌建设、统一构建设及优化客户关系体系、培育与一体化管理制度相适应的组织文化等对策及其深远影响。通过详尽的实地考察、深度访谈以及综合分析。我们得出了一体化管理制度可以提升JW律师事务所内部管理效率、增强服务质量、优化风险控制能力,并促进形成统一而积极的组织文化的结论。研究不仅揭示了该制度在提升律所运营效率、满足客户需求、确保资产安全等方面的具体成效,还强调了其在塑造企业形象、增强市场竞争力方面的关键作用。 在此基础上,我们展望了JW律师事务所内部治理的未来趋势,指出随着全球法律服务市场的日益融合与竞争加剧,律师事务所需要不断提升治理水平,以应对新的挑战与机遇。我们提出了一系列建议,包括持续关注行业动态、引入先进技术、加强国际合作、注重人才培养与团队建设,以及坚持以客户为中心的服务理念等,以期推动律所在一体化管理制度的指引下,实现更加规范化、专业化和国际化的发展。 我们相信,随着一体化管理制度的持续优化与JW律师事务所的不懈努力,律所将能够更好地适应市场变化,提升核心竞争力,为客户提供更加全面、专业、高效的法律服务,进而在全球法律服务市场中占据更加稳固的地位。 | |
| 英文摘要: | JW Law Firm was established in 1992 and is one of the first professional law firms focusing on comprehensive legal services for urban and rural development. Over the past 31 years since its founding, the law firm has provided clients with a range of legal services including litigation, non-litigation, dispute resolution, and solutions to legal issues. It has continuously expanded its legal service areas and geographical reach. By 2023, it has established a main office in Shanghai and over 30 branches nationwide, ranking among the top 30 largest law firms in China in the ALB magazine by Thomson Reuters. This article deeply analyzes the limitations of traditional management models, flaws in talent management systems, lack of effective control over branches, and unresolved conflicts of interest among branches that the JW Law Firm encountered after achieving scale. At the same time, it explores the challenges and causes of implementing an integrated management system within the group, such as insufficient internal collaboration, defects in internal management mechanisms, insufficient professional competence and quality of personnel, and the incompatibility of culture and organizational structure. It also discusses countermeasures and their profound impact, including building an internal governance system centered on the integrated management system, unifying human resource allocation and incentive mechanisms to improve operational efficiency, standardizing and normalizing management systems and processes to integrate business standards, clarifying market positioning and unified brand building, unifying construction and optimizing customer relationship systems, and fostering an organizational culture compatible with the integrated management system. Through detailed field investigations, in-depth interviews, and comprehensive analysis, we conclude that the integrated management system can enhance the internal management efficiency of the JW Law Firm, improve service quality, optimize risk control capabilities, and promote the formation of a unified and positive organizational culture. The study not only reveals the specific effects of this system in improving the firm's operational efficiency, meeting customer needs, and ensuring asset security but also emphasizes its key role in shaping corporate image and enhancing market competitiveness. Based on this, we look forward to the future trends of internal governance at the JW Law Firm, noting that with the increasing integration and competition in the global legal services market, law firms need to continuously improve their governance levels to meet new challenges and opportunities. We propose a series of recommendations, including continuously paying attention to industry trends, introducing advanced technology, strengthening international cooperation, focusing on talent cultivation and team building, and adhering to a customer-centered service philosophy, with the aim of guiding the firm to achieve more standardized, professional, and international development under the guidance of the integrated management system. We believe that with the continuous optimization of the integrated management system and the relentless efforts of the JW Law Firm, the firm will be better able to adapt to market changes, enhance its core competitiveness, provide clients with more comprehensive, professional, and efficient legal services, and thus secure a more solid position in the global legal services market. | |
