| 中文摘要: | 自2014年2月京津冀协同发展上升为国家战略以来,京津冀区域内的很多产业园区开始落实京津冀协同发展国家战略,希望通过区域内的产业协同合作,实现区域经济的不断增长。JJ公司作为北京市和天津市合作的平台公司,负责开发运营14.5平方公里产业园区,2016年12月正式成立,通过项目所在地方政府授权,进行整个产业园区全生命周期的开发运营管理。 JJ公司现有业务收入主要是为产业园区开展的产业组织工作,服务的客户为项目所在地政府,另外是销售性房地产收入。伴随国际环境和国内经济形势的变化,国家房地产政策的调整,JJ公司的营业收入大幅下滑,盈利能力下降,资产负债率居高不下,现金流面临中断的风险。为确保公司持续健康发展,需要依托创新,利用精益创新理论,优化公司商业模式,改善公司的经营业绩。 针对JJ公司业务体系进行深入分析,并对公司开发运营项目发展状况和面临问题进行详细阐述。JJ公司业务体系利用精益创新三盒理论进行业务归集,再利用引领创新6种管理方法分析出JJ公司创新管理的问题,利用商业模式画布分析JJ公司商业模式需要优化关键环节。 JJ公司针对精益创新三盒内容,结合引领创新6种管理方法以及商业模式画布的分析。明确各自采取策略:现在产业组织业务需优化商业模式,以企业客户为服务核心;探索未来建立新兴商业机会管理流程,探索创造未来的新业务;创造未来利用开放式创新,设计的新业务创造更大的商业价值。 JJ公司上述策略采取不同的实施保障措施:现在产业组织业务优化商业模式,要确保商业模式中各要素能够得到充分的资源支持;探索未来建立新兴商业机会管理流程,要突破JJ公司原有管理体制机制,从组织、领导、人才、文化等方面做出调整,打破旧的束缚;创造未来进行开放式创新,要充分利用外部知识和技术,培育形成JJ公司技术整合能力。 最后,总结精益创新解决策略对JJ公司发展来说是有效的,对于其它平台公司也可以借鉴。论文不足是新业务还需进一步全面实践验证。 | |
| 英文摘要: | Since the Beijing-Tianjin-Hebei coordinated development rose to the national strategy in February 2014.Many industrial parks in the Beijing-Tianjin-Hebei region have begun to implement the national strategy for the coordinated development of the Beijing-Tianjin-Hebei region,hoping to achieve continuous regional economic growth through industrial coordination and cooperation within the region.JJ Company as a platform company of cooperation between Beijing and Tianjin, is responsible for the development and operation of the 14.5 square kilometer industrial park. It was formally established in December 2016 and is authorized by the local government where the project is located to conduct the development and operation management of the entire life cycle of the industrial park. JJ Company's current business income is mainly the industrial organization work carried out for the industrial park, its customers are the local government of the project, and the sale of real estate income.With the changes in the international environment and the domestic economic situation, and the adjustment of the national real estate policy, JJ company's operating income has declined significantly, its profitability has declined, its asset-liability ratio has remained high, and its cash flow is facing the risk of interruption.In order to ensure the sustainable and healthy development of the company, it is necessary to rely on innovation and utilize lean innovation theory to optimize the company's business model and improve the company's operating performance. The business system of JJ Company is deeply analyzed, and the development status and problems of the company's development and operation projects are expounded in detail. Based on the three boxes theory of lean innovation, the paper analyzes the problems of innovation management of JJ Company by using six management methods of leading innovation. Using the business model canvas to analyze JJ Company business model requires optimization of key aspects. Clear their respective strategies: now the industrial organization business needs to optimize the business model, with enterprise customers as the core service; Explore the future Establish the management process of emerging business opportunities and explore the creation of new businesses of the future; Creating the future Leverages open innovation to design new businesses to create greater business value.
